Overjustification Effect¶
The pattern where a salient external reward for an already-intrinsically-motivated activity makes the agent reattribute their motive to the reward, so that when the reward stops, activity falls below its pre-reward baseline — a crowding-out, not an augmenting, of motivation.
Core Idea¶
The overjustification effect is the pattern in which introducing a salient external reward for an activity done for intrinsic reasons shifts the agent's self-attributed motive from the internal source to the reward — so that when the reward is withdrawn, activity falls below the pre-reward baseline, the original motive crowded out rather than augmented. The mechanism is self-perception: seeing oneself act contingently on a reward, one infers the reward is the reason. Lepper, Greene, and Nisbett (1973) demonstrated it with preschoolers and markers.
Scope of Application¶
The overjustification effect lives across motivational psychology wherever an agent holds intrinsic motives and forms updatable self-attributions about why it acts; its reach stops at such agents.
- Education — paying children to read collapsing later voluntary engagement once the reward stops.
- Workplace — cash bonuses for previously spontaneous mentoring corroding those behaviors.

Clarity¶
Naming the effect separates the short-run effect of a reward on behavior (positive while in place) from its long-run effect on the underlying motive (often negative once it stops). A manager watching activity rise misreads it as "the reward worked"; the diagnostic moment is after withdrawal, where a below-baseline rate is the signature of crowding out. The sharper question is a precondition check: was this behavior already being performed without the reward?

An unruly record of incentive successes and failures compresses by isolating the single precondition that decides the sign: was the behavior already performed for its own sake? That branch point sorts every case into an augment branch and a crowd-out branch. The analyst then tracks three features — the precondition, the reward's displacing power (contingency, salience, announcement, not magnitude), and the post-withdrawal diagnostic — and reads the trajectory off them.

Those parents carry the cross-domain lesson; applied to a system with no motives, it dissolves upward into Goodhart.
