Scale-Before-Fit¶
Diagnose a venture's failure as one of ordering — committing substantial growth investment before demonstrating repeatable, unsubsidised demand — by asking whether the evidence at the moment of commitment justified the cost base it locked in.
Core Idea¶
Scale-before-fit is the venture-strategy anti-pattern of committing substantial growth investment — sales-force expansion, capacity, geographic rollout, hiring ahead of revenue — before demonstrating repeatable, unsubsidised demand and a repeatable operating model at smaller scale. The commitment locks in a cost base the evidence cannot support; the resulting structural loss is misread as growth burn. The defect is temporal ordering, not the offering or the rollout.
Scope of Application¶
Scale-before-fit lives within venture and innovation strategy, across the whole class of cohort-based-rollout ventures where growth investment can be committed before repeatable demand is demonstrated.

Clarity¶
Naming scale-before-fit isolates the failure as one of ordering. It separates three things post-mortems fuse — was the product viable, was the rollout executed well, was scaling attempted too early — and points the correction at the decision sequence. It also stops "we're losing money but that's just growth burn" from being self-certifying, since the loss may be structural.
Manages Complexity¶
A growth crisis arrives as a tangle of rising acquisition costs, worsening retention, a straining model, and a runway clock. The concept compresses it into a five-slot schema — evidence at commitment, the commitment, the locked-in cost base, the gap to validated revenue per unit, and the burn horizon — so the whole diagnosis reduces to one question: did the evidence justify the cost base?
Abstract Reasoning¶
The concept licenses diagnostic reasoning (back-dating the evidence to distinguish structural loss from growth burn), interventionist gating (conditioning each commitment on repeatability evidence rather than buying time), boundary-drawing between pre-fit and post-fit regimes and against direction and nerve failures, and order-of-events reasoning that predicts the unit-economics gap surfaces on a delay.
