Unity-of-Command Breakdown¶
The command-and-control failure in which one subordinate node in the authority graph carries two or more binding in-edges for the same task at the same time, so that when the supervisors' orders diverge the actor cannot comply with both.
Core Idea¶
Unity-of-command breakdown is the command-and-control failure in which a single actor is simultaneously subject to binding orders from two or more supervisors on the same task at the same time, so that when their directives diverge the actor must choose arbitrarily, oscillate, freeze, or split effort — each degrading coordinated action. Codified by Fayol and now foundational to incident command (ICS, NIMS), it is a property of the authority graph: the constraint that each subordinate-task-time triple carry at most one in-edge, violated where two edges converge and disagree.
Scope of Application¶
It lives across command-and-control domains — organizations of human agents with explicit binding authority — at many scales.
- Fireground and incident command — the canonical home; overlapping federal/state/local command.

Clarity¶
Naming the breakdown pulls a precise structural defect out of the catch-all bins — "coordination failure," "unclear chain of command." It relocates the fault to a node in the authority graph with more than one binding in-edge, making it a topological property rather than a personal one. The sharper move separates three structures reviews fuse — who may command, who may advise, and what work is underway — so the load-bearing question becomes "who holds the binding edge, and is it unique?"
Manages Complexity¶
Incident reviews accumulate a heterogeneous catalog of findings, each inviting its own narrative of who erred. Naming the breakdown collapses that catalog onto one object — the authority graph — and one property: whether each subordinate-task-time triple has at most one in-edge. The information and task graphs drop out of the diagnosis. The branch structure is small — one edge is safe, two that never disagree are latent risk, two that disagree under a deadline are the breakdown — and the remedy is one class of graph move.
Abstract Reasoning¶
It licenses diagnostic relocation of a failure from a person to a node; boundary-drawing that keeps the authority, information, and task graphs apart so only authoritative overlap is the hazard; predictive reasoning from a constraint violation plus disagreement plus a deadline to a bounded failure set; and interventionist repair acting on the graph — collapse, partition, or add an upward path — with a visibility move that lets subordinates cite the structure.
Knowledge Transfer¶
Within command-and-control the breakdown transfers as mechanism — the authority graph, the constraint, the three-graph separation, and the remedies carry across firegrounds, coalitions, SOCs, and matrix projects as genuine instances of one topological defect. Beyond human agents with explicit authority it points up: applying it to non-human systems is analogy. A genuine shared mechanism lives one level up — a controlled node receiving contradictory authoritative inputs (split-brain, conflicting setpoints) — carried by the conflicting-authoritative-inputs parent, kin to coordination_failure.
