Effectuation

Act under genuine uncertainty by starting from the means in hand and making small affordable-loss commitments with self-selected stakeholders, letting the goal co-evolve from those commitments rather than selecting means to serve a fixed goal.

Core Idea

Effectuation, identified by Sarasvathy in studies of expert entrepreneurs, is the decision logic for acting when the future is too unknowable for prediction to ground a goal. Rather than selecting means to reach a pre-set endpoint, the actor starts from a fixed inventory of means — who they are, what they know, whom they know — and proceeds by small commitments with self-selected stakeholders, letting available means and pursued goals co-evolve from those commitments.

Clarity

Effectuation pulls apart two logics that "strategy" fuses: causal (fix a goal, acquire the means) and effectual (fix the means, let the goal form). Naming the pair exposes plan-first advice as conditional on a predictable future. It converts a question of competence into one of regime fit: "lacking a clear plan" becomes correct under genuine uncertainty, and insisting on the plan becomes the structural mistake.

Manages Complexity

The textbook apparatus — scanning, market sizing, forecasting, optimisation — will not run when the future is unknowable. Effectuation compresses the sprawl: first to one regime question (is prediction even available?), then to five lightweight scalars — means in hand, affordable loss, who has committed, live contingencies, and what action those suggest. The trajectory's shape follows from tracking those five, and the same five transfer unchanged to any uncertainty setting.

Abstract Reasoning

Effectuation licenses a gating boundary-drawing move (diagnose which uncertainty regime you stand in before acting), an interventionist move (commitments, not forecasts, are the lever — each stakeholder brings means and forecloses goals; cap downside at affordable loss; redirect surprises into the goal), and a constitutive order-of-events inference (early commitments do not approach a known endpoint but constitute it, path-dependently).
