The Affective Heat Map makes an invisible thing visible: it plots the structure of an emotional spread rather than its content. Where a mood is intensifying, which channels are carrying it, who is doing the amplifying (versus merely relaying), and which pockets of people are most exposed — all laid over the group's real topology. Its defining move is to treat feeling as something that travels a network: not "the team is anxious" but "anxiety is moving out of the incident channel through three high-reach relayers into the newest hires." That structural picture is what lets every other modulation mechanism aim; on its own it changes nothing.

Example

A 2,000-person software company wakes to an acquisition rumor. On Monday a vague "a reorg is coming" appears in one regional Slack; by Wednesday productivity has visibly dipped. Rather than fire off a company-wide reassurance email (a blunt instrument that tells the calm 90% there's something to worry about), the people team builds an Affective Heat Map. They don't read message content — they chart movement: which channels lit up in what order, which few accounts consistently post just before a spike in worried replies (the amplifiers), and which groups react hardest — contractors up for renewal, a recently-restructured division (the susceptible pockets).

The map shows the spread is not company-wide at all: it is one origin channel, two amplifier accounts, and three exposed teams. That picture redirects the whole response — from a mass email to a targeted, trusted-messenger conversation with exactly those teams — and leaves everyone else undisturbed.

How it works

Its distinguishing move is to separate three layers a plain mood reading collapses into one:

  • Pathways — which channels and edges carry the affect, and in which direction.
  • Nodes — who originates, amplifies, relays, or absorbs, and how far each reaches.
  • Exposure — which contexts and subgroups are primed to catch it, given fatigue, stakes, or a recent prior event.

It is built from observable traces — reply cascades, forward and reshare patterns, the timing of spikes — not from inferring anyone's inner state. It is a map of transmission, not a diagnosis of how bad people feel.

Tuning parameters

  • Resolution — individual-node versus team-or-segment aggregation. Finer pinpoints amplifiers but edges toward surveilling individuals; coarser is safer but blunter.
  • Signal source — behavioral traces (reshares, reply volume) versus self-reported mood. Traces are objective but a proxy; self-report is truer but reactive.
  • Refresh rate — a one-time snapshot versus live tracking. Live catches acceleration but tempts continuous monitoring.
  • Valence scope — track only negative surges, or positive ones too (hype, euphoria) which also spread and sometimes need channeling.
  • Privacy aggregation floor — the minimum group size below which no cell is shown, keeping it a map of flows rather than a watchlist.

When it helps, and when it misleads

Its strength is converting "everyone's on edge" into a targetable structure — where to place a cooling pause, whom to brief, which pocket to protect — instead of carpet-bombing the whole group. It puts a real, named phenomenon on a page: emotional contagion, the tendency for affect to transfer automatically between people[1].

Its central failure is mistaking a map of spread for a verdict on substance: a heat map of rising alarm looks identical whether the alarm is a false rumor or an accurate early warning, so reading the structure as if it settled the truth is the classic error. It also slides easily into surveillance, and can be run backwards to hunt a scapegoat "amplifier" to blame. The discipline is to keep it aggregated above the privacy floor, pair it with a separate check on whether the feeling is warranted, and use it only to aim help — never to punish.

How it implements the components
