An After-Action Concentration Review is the learning loop of the archetype: held after a concentration episode, it reconstructs what the massing actually bought and turns the answer into a corrected model for next time. Its distinctive contribution among the siblings is that it looks backward to improve the next decision — it owns the calibration, not the plan. It presses on the four questions the plan could only guess at: was the decisive point the right one; did we mass past the threshold or fall short; did the starved periphery hold; and did we overstay past the point of diminishing return? The output is not a scorecard but an updated response curve and a lesson written into the next cycle's inputs.

Example

A sales organization spent a quarter concentrating its strongest reps on enterprise deals, pulling them off mid-market to do it. The review reconstructs what happened, deliberately without blame. Enterprise bookings came in around twice the plan — but mid-market pipeline fell further than expected and will take a quarter to refill. And the sharpest finding is about shape: the enterprise return only appeared above roughly four reps per deal; below that, the concentrated effort produced almost nothing. The response was a step, not a smooth ramp. That single insight reshapes the next quarter's threshold — it tells the org that half-measures in enterprise are wasted, so the honest choice is genuine concentration or none. The value is not the tally of this quarter; it is that "how much is enough" is now calibrated from evidence instead of re-guessed.

How it works

  • Reconstruct outcome against plan. Compare what concentration actually delivered — at the point and on the starved periphery — with what was assumed.
  • Separate signal from luck. Distinguish the effect of concentrating from noise, so a lucky win doesn't ratify a bad process (or a fluke loss condemn a good one).
  • Update the response model. Locate where the curve bends — the threshold below which massing did nothing, the culminating point beyond which it stopped paying.
  • Feed the lesson forward. Write the correction into the next cycle's inputs; a review whose lessons are filed and never used has not closed the loop.

Tuning parameters

  • Cadence — after every episode versus at milestones; frequent reviews catch drift early but cost attention.
  • Scope — a single episode versus a pattern across many; the pattern view is where durable response curves emerge.
  • Causal depth — a quick debrief versus an instrumented analysis; deeper study buys more trustworthy calibration at higher cost.
  • Who is in the room — main-effort owners only, or the starved periphery too; including the periphery is what surfaces the hidden cost the owners never felt.

When it helps, and when it misleads

Its strength is that it is the one place the organization actually learns the shape of its own response curves, so the next concentration is calibrated rather than guessed — and, by inviting the starved periphery into the room, it surfaces the cost the main-effort owners never see. It is the after-action review adapted to the question of concentration.[n1]

Its central failure is being run backwards — to assign blame or to justify the original call — at which point it manufactures a flattering story instead of a correction. It is also prey to outcome bias, where a lucky result launders a bad decision, and to the quiet non-failure of the lesson that is recorded but never fed forward. The disciplines are to judge the process separately from the outcome, to include the periphery's voice, and to require a concrete written change to the next cycle's inputs before the review is considered done.
