A Bubble Premortem flips the tense of judgment. Instead of asking "is this a bubble?" — a question the boom itself makes hard to answer honestly — it asserts a future in which the thing has already collapsed, dates it a year or two out, and asks the group to explain, in the past tense, why the crash was obvious in hindsight. Its defining move is prospective hindsight: pretending the failure is a settled fact licenses people to voice the doubts that current momentum makes socially expensive, and it forces the group to trace the actual loop — which rising signal fed which belief, which channels turned the gain up — rather than argue about a headline number. The output is not a verdict but a map plus a record: how the feedback structure would have eaten itself, and the reasoning logged now so it can be checked later against what actually happens.

Example

A venture fund's partners are about to lead a large up-round in a consumer-hardware startup whose waitlist has gone vertical after a viral launch video. Every partner privately has a flicker of doubt; none wants to be the one who "doesn't get it." Before the term sheet, the deal partner runs a Bubble Premortem. The framing is blunt: "It is two years from now. This company has quietly wound down and the round we are about to do was the peak. Write the story of why."

Freed by the fiction of a settled collapse, the room fills in the loop. The waitlist was read as demand; demand justified the valuation; the valuation funded a marketing spend that bought more waitlist; the waitlist was again read as demand. Someone names the amplifiers out loud — the viral video, a celebrity pre-order, the press cycle that treated signups as sales, the fear of missing the "next big thing." A junior associate finally says what she'd sat on: nobody had checked conversion from waitlist to paid, retained users — the one anchor the loop never touched. The partners still might do the deal. But they write down, and date, the two claims the collapse-story hinged on ("waitlist-to-retained conversion above X"; "CAC does not rise as the video decays") — a record they can hold the next board meeting against.

How it works

  • Assert the collapse as fact. The exercise opens from a fixed future failure, not a hypothetical. Prospective hindsight is what unlocks candor that "what could go wrong?" leaves buried.
  • Narrate backward into a loop. The group tells the failure as a story, and the facilitator forces each step into a feedback link: observed rise → belief → commitment → next rise. The deliverable is the loop drawn, not the anecdote.
  • Name the amplifiers explicitly. As the story is told, every channel that turned the gain up — leverage, virality, press, celebrity proof, FOMO — is listed, because those are the taps a later mechanism will damp.
  • Log the load-bearing claims, dated. The one or two assumptions the collapse hinged on are written down now, before the outcome is known, so the record can't be edited into a rationalization later.

Tuning parameters

  • Time horizon of the imagined collapse — near (sharpens near-term amplifiers) versus far (surfaces slow structural rot). Too near feels alarmist; too far goes abstract.
  • Anonymity of contributions — silent written submissions versus open discussion. Anonymity extracts the doubt the loudest optimist would otherwise suppress, at the cost of live debate.
  • Facilitation grip — how hard the facilitator forces each anecdote into an explicit feedback link versus letting the story ramble.
  • Cast breadth — insiders only, or skeptics and outsiders added. Broader casts see channels insiders are blind to but cost time and can dilute domain knowledge.
  • Record granularity — log every worry, or only the two or three load-bearing claims. Fewer, sharper claims are checkable; a long list becomes unreadable and unaccountable.

When it helps, and when it misleads

Its strength is psychological leverage: the premortem[1] defeats the exact failure that makes bubbles hard to see from inside — the social cost of dissent — by making pessimism the assigned task rather than an act of disloyalty. It is cheap, needs no data infrastructure, and its dated record is a defense against the later temptation to rewrite what "everyone knew."

Its failure mode is that imagination is not evidence. A premortem can manufacture a vivid, plausible collapse for a boom that is entirely justified, producing false alarms that damp real innovation. It also stops at diagnosis: it maps and records but does not measure divergence or force any action, so a premortem whose logged claims are never revisited becomes a ritual that flattered everyone's foresight and changed nothing. The guarding discipline is to convert its load-bearing claims into things that are actually tracked — and to run it as a decision input, not a decision.
