Access-control briefing protocol — instantiates Deception Blowback Containment

Reads in only the friendly actors with a genuine need to know that a signal is planted — and how to recognize, route, or disregard it — so the deception stays effective while the few who must not be fooled are immunized.

Some friendly actors will encounter your planted signal and, if they take it at face value, do real harm — a security team launching a live incident response against your own drill, a duty officer reacting to your own feint. Compartmented Briefing draws the smallest boundary that still covers everyone whose uninformed reaction would hurt your own side, reads exactly those people in, and briefs them on how to recognize the signal and stand down — while deliberately leaving everyone else (including the intended dupe) uninformed, so the deception still works. Its defining discipline is the tension it holds: disclose to as few as possible, yet miss no one whose blind reaction would cause friendly harm.

Example

A company authorizes a phishing simulation against all of its staff to measure click rates. The trap is that its own SOC, seeing a wave of credential-harvesting emails, will treat it as a real breach and trigger costly incident response — isolating machines, paging executives at 2 a.m. So before launch, a compartmented briefing reads in a handful of trusted agents: the SOC lead, the email-gateway administrator, and a legal contact who holds the written authorization. They learn the campaign's signature, how to confirm a reported email is part of the exercise, and the instruction to stand down real incident response for matching activity — but nothing that would let them tip off staff.

Everyone else stays in the dark, which is exactly what keeps the click-rate valid. The result: employees genuinely fall for the test, while the organization's own defenders are immunized against mistaking their own exercise for an attack.

How it works

  • Size the compartment by friendly-harm exposure, not by rank. The boundary includes everyone whose uninformed reaction could damage your own side, and no one else — drawn from the Audience-Channel Matrix's hot cells.
  • Brief for recognition and routing, not context. Insiders learn how to identify the signal and what to do (route it, stand down, disregard) — the minimum needed to prevent harm, not the full operation.
  • Withhold from everyone else by design. The intended target and the uninvolved majority stay uninformed; that silence is what preserves the deception.

Tuning parameters

  • Compartment size — tight vs inclusive; a smaller circle leaks less but risks excluding someone whose blind action causes friendly fire.
  • Briefing depth — bare recognition ("if you see X, stand down") vs full context; more context helps judgement but widens what a leak would expose.
  • Read-in duration — one-time vs standing; long-lived compartments drift as people change roles.
  • Verification — whether you confirm briefed parties actually understood and can recognize the signal, or assume it.
  • Read-out — how and when insiders are formally released from the compartment once the operation ends.

When it helps, and when it misleads

Its strength is that it stops your own responders from acting on your own bait without diluting the deception — the one move that lets a signal fool the target and spare the friendly side simultaneously. It is the need-to-know principle scaled down to a single artifact.[n1]

Its failure modes sit on both sides of the boundary. Draw it too tight and someone whose uninformed action causes harm is left out — the essence of friendly fire. Draw it too wide and the compartment leaks, blowing the operation. Its classic misuse is more insidious: compartmentalization invoked to hide an operation from legitimate oversight — "need to know" as a shield against accountability rather than a containment control. The discipline is to base the boundary on demonstrated friendly-harm exposure, and to keep an independent oversight party read in even when they have no operational need — containment must never become concealment from those entitled to see.

How it implements the components

Compartmented Briefing fills the compartment-and-inoculation components — the human-access side of the archetype:

  • compartment_and_need_to_know_boundary — the briefing defines exactly who is inside and outside the circle of knowledge.
  • ally_or_internal_inoculation_plan — reading the insiders in is the inoculation: they leave able to recognize, route, or disregard the signal instead of reacting to it.

It does not build the exposure map that sizes the compartment (that is Audience-Channel Matrix), correct the signal after it has already reached a friendly decision-maker (Bounded Correction Protocol), or keep the standing record of the artifact (Deception Blowback Register).

Notes

Compartmented Briefing is proactive — it immunizes friendly actors before they encounter the signal. When someone outside the compartment has already acted on it, the reactive counterpart is Bounded Correction Protocol. Keeping the two distinct matters: a briefing prevents friendly harm; a correction repairs it after the fact.
