Example

A home-espresso brand sells a machine and its own line of pre-portioned capsules. Alone, each is nearly inert: the machine brews nothing without compatible capsules, and the capsules are useless without the machine — each raises the other's value directly (the razor-and-blades pattern). The bundle is the artifact that makes the pairing a coherent product. It draws its boundary: the machine, a starter set of capsules, and a descaling kit are in; an unrelated milk frother and a branded mug are out, because tossing them in would dilute a catalytic pair into a gift basket. Its complementarity map states each contribution — the machine supplies the brewing capability, the capsules the recurring consumable that unlocks and monetizes it, the descaler the upkeep that keeps the pairing working over time. Its saturation monitor watches the ceiling: adding a fourth and fifth "bonus" item stops raising perceived value and starts reading as clutter — or cannibalizes the brand's premium bundle by giving away what people would have paid for.

How it works

  • Draw the boundary. Admit only items with directional complementarity to the core; exclude the merely-nice, which weaken the pairing claim.
  • Map each contribution. For every included item, name what it adds to the others' usefulness, not just its own standalone appeal.
  • Watch for saturation and interference. More items is not more value; guard against choice overload, cannibalization of a higher-margin offer, and items that compete for the same use.
  • Position on complementarity, not discount. The reason to buy together is that the parts reinforce each other, not that they are 10% cheaper stapled.

Tuning parameters

  • Bundle tightness — a pure bundle sold only as a unit versus a mixed bundle whose items are also available separately. Pure maximizes attach rate and lock-in; mixed widens reach but weakens the pairing.
  • Boundary breadth — a tight two-item core versus a broad multi-item kit. Broader can feel more complete but risks diluting the complementarity and triggering overload.
  • Compatibility lock-in — proprietary interfaces that force the complement versus open standards. Lock-in captures the recurring value but invites resentment and regulatory scrutiny.

When it helps, and when it misleads

Its failure mode is junk bundling — padding the package with unrelated items so the result is packaging, not potentiation, and the complementarity claim quietly becomes false. The classic misuse is calling any multi-buy discount a "complementary bundle" when nothing in it makes one item more useful because you own the other.
