A Costly Demonstration makes a capability believable by having the sender actually perform the real task under observation, where doing it convincingly is feasible only for someone who genuinely has the capability. Its defining move among its siblings is that the signal is the doing — a live audition, a working prototype, a supervised work sample — whose successful execution is differentially costly, or outright impossible, for a mimic. The demonstration separates types by what only the capable can produce on demand. It reveals a specific hidden capability directly, in the moment, rather than pointing to a token an issuer granted, a trace a supply chain kept, or a cheaply-checkable artifact of mere effort.
Example¶
A major orchestra has an opening for principal cellist. Résumés list prestigious teachers and recordings can be spliced, ghost-edited, or drawn from a lucky take, so none of that reliably separates a player at the level the chair demands from a very good one who isn't. The orchestra runs a live, blind audition: candidates perform a set of standard excerpts and sight-read behind a screen before the committee. The hardest excerpts are chosen precisely because only a player at the required level can render them cleanly — cold, unaccompanied, with no second chance.
A candidate whose recording sparkled but whose live bow control wavers on the exposed passage is revealed within a minute. The signal's credibility is entirely in its cost: producing three minutes of flawless, in-tune, well-phrased playing on demand is cheap for the genuinely excellent and impossible to fake for everyone else. The screen even strips away everything but the playing, so the demonstration bears only on the capability it is meant to reveal.
How it works¶
- Pick a task diagnostic of the hidden capability — one that is relevant to the real work and hard for a mimic to fake cheaply.
- Observe the real performance, not a proxy — a live audition, a supervised sample, or an artifact built in view, so the evidence is the doing itself.
- Set difficulty at the separating threshold — hard enough that only the target type clears it, so the demonstration actually sorts.
- Read the result off the performance — pass/fail comes from what was produced in the room, not from credentials, references, or history.
Tuning parameters¶
- Task fidelity — how closely the demonstration mirrors the real job; higher fidelity separates types better but costs more to stage.
- Difficulty calibration — set to the type boundary; too easy and mimics slip through, too hard and it screens out the qualified-but-nervous.
- Observation conditions — blind and supervised versus unsupervised take-home; supervision prevents outside help but adds friction and cost.
- Accommodation policy — whether time, tools, and alternate formats are offered so incidental cost (travel, unpaid prep, disability) doesn't do the sorting instead of skill.
When it helps, and when it misleads¶
Its strength is revealing capability directly: when the task is genuinely diagnostic, a costly demonstration is the most mimic-resistant signal available, because the ability to perform simply cannot be borrowed for the occasion. This is the classic costly-signaling logic — a signal is separating only when it is far cheaper for the high type to produce than for the low type.[1]
Its central failure mode is that it can screen on the wrong thing. A demonstration imposes real incidental cost — travel, days of unpaid preparation, stamina — and capable people who can't bear that cost drop out, so the demo starts sorting on wealth and endurance rather than the capability it targets. And a demonstration that isn't actually diagnostic (a flashy but irrelevant task) rewards showmanship over the hidden attribute. The discipline that keeps it honest is to hold the task tightly relevant to the attribute, calibrate difficulty to the type boundary, and offer accommodations and alternative pathways so incidental cost isn't mistaken for incapacity.
