Counterparty Model Red Team¶
Adversarial method — instantiates Other-Agent State Model Calibration
Attacks a working model of a strategic counterparty by manufacturing rival explanations for their motives, constraints, and moves, to break the single story the actor has settled on.
Most mechanisms in this archetype build a model of another agent. Counterparty Model Red Team exists to break one. It takes the actor's current read of a strategic counterparty — a competitor, a negotiator, an adversary — and deliberately generates alternative motives, constraints, and interpretations for the same evidence, with the explicit goal of falsifying the favoured story rather than confirming it. Its defining move is adversarial and second-order: it does not ask "what does the counterparty want?" but "what else could explain everything we've seen, and which of those readings are we ignoring because they're inconvenient?" It is a method applied to an existing model, and it is tuned specifically for the case where the other agent is goal-directed and may be actively shaping the signals the actor reads.
Example¶
A consumer-electronics firm sees a rival abruptly cut the price of its flagship by roughly a third and the room quickly converges on one story: "they're panicking — sales must be collapsing." Before acting on that read, the strategy team red-teams it. A small group is tasked with arguing the opposite. They generate three rival hypotheses for the same price cut: the rival is clearing inventory ahead of a new model; the rival is buying share to hit an investor milestone; the rival is baiting the firm into a margin war it is better capitalised to survive.
Then they do the decisive step — ask which hypothesis the available evidence actually distinguishes. It doesn't: all four, including "panic," fit what's known. That result changes the decision. Instead of matching the cut on the assumption of rival weakness — which would be catastrophic if the "bait" reading is right — the firm holds price and buys cheap evidence (channel checks on the rival's inventory) to tell the hypotheses apart. The red team didn't find the truth; it destroyed a false certainty and named what to look at next.
How it works¶
- Take an existing model as the target. The method needs something to attack — a current read of the counterparty, usually drawn from a Belief-Desire-Knowledge Map.
- Assign genuine opposition. A person or sub-team is charged with arguing against the favoured interpretation, not with playing devil's advocate in name only.
- Generate rival hidden-state hypotheses. Produce several distinct explanations — different motives, different constraints, different information — for the same observed behaviour.
- Test for discrimination. For each rival, ask what evidence would separate it from the favourite; where the evidence can't, the confidence in the favourite is unjustified and the action must hedge or probe.
Tuning parameters¶
- Number of rival hypotheses — how many alternatives to force. Too few and you rubber-stamp; too many and you drown the real contenders in noise.
- Adversary independence — whether the red team is genuinely separate or the same people arguing with themselves. Independence sharpens the challenge but costs coordination.
- Discrimination bar — how cleanly evidence must separate hypotheses before the favourite is trusted. A high bar prevents overconfidence but can stall a decision that has to be made.
- Cadence — a one-off pre-decision challenge or a standing function that re-attacks the model as the situation moves.
When it helps, and when it misleads¶
Its strength is that it kills premature convergence — the single, comfortable story a group locks onto — and it directly targets mirror-imaging, the assumption that the counterparty reasons and values as the actor would.[n1] By tying rival hypotheses to distinguishing evidence, it also converts vague doubt into a concrete list of what to go find out.
Its failure mode is contrarianism for its own sake: generating alternatives no evidence supports until the team is paralysed and every option looks equally uncertain. Its classic misuse is asymmetric red-teaming — attacking the option the actor dislikes far harder than the one they prefer, so the method launders a foregone conclusion. And a red team can manufacture sophistication, dressing a hunch in three rival hypotheses that were never seriously weighed. The discipline that keeps it honest is to red-team all options with equal force and to demand that every rival hypothesis name the evidence that would confirm or kill it.
How it implements the components¶
strategic_counterparty_model— it operates specifically on a model of a goal-directed, possibly adversarial agent, where the counterparty may be shaping the very signals being read; that strategic framing is what the method assumes.projection_and_stereotype_filter— generating rival motives is the archetype's projection-and-stereotype filter in active form: it exists to break the story the actor already wanted to believe, or the caricature they've assigned the other side.
It does not author the base model it attacks (that's the Belief-Desire-Knowledge Map) or gather fresh evidence (Active Listening Loop, Perspective-Taking Interview); it only stress-tests. Where the Empathy Map with Evidence Marks exposes projection passively — by flagging unevidenced cells — this method exposes it actively, by manufacturing the alternatives.
