Differentiated Coaching is a person, not a resource. A coach forms an evolving read of one learner — where they are, what is really blocking them, what they respond to — and tunes their guidance to that read, session by session, holding the shared goal steady while everything about how they help shifts. Its defining feature is the relationship: the support is delivered through a human who diagnoses and adjusts in real dialogue, drawing on tacit judgment that no menu or algorithm encodes. Where other support mechanisms hand a learner a fixed intervention, coaching is the adjustment — the same coach gives two learners chasing the same goal almost opposite advice.

Example

A community running club is preparing a mixed group for a first half-marathon; the shared goal is identical — finish the distance healthy. The coach meets each runner where they are. With a former sprinter who overtrains and keeps getting injured, the coaching is mostly restraint: "cut your long run, you are doing too much." With a cautious beginner who under-trains from fear, the same coach pushes the other way: "you are readier than you think, add a mile." Neither instruction is written down anywhere; both come from the coach's read of that runner across weeks of check-ins.

As the runners change, so does the coaching. When the sprinter's injuries settle, the coach shifts from restraint to pacing strategy; when the beginner's confidence grows, the talk turns to race-day nutrition. The goal never moved — finish healthy — but the support tracked each person's evolving state continuously, which is exactly what a fixed plan could not have done.

How it works

  • Build and hold an individual read. The coach maintains a working model of this specific learner — strengths, blockers, what motivates them — updated every interaction.
  • Diagnose in dialogue, not from a form. The signal is conversational and observational; the coach notices what a completion log would miss.
  • Deliver support as adjusted guidance. The help is the tailored advice, framing, or practice the coach prescribes for this person now.
  • Re-tune as the learner changes. Because the read is continuous, the coaching flips direction when the learner does — restraint becomes encouragement and back.

Tuning parameters

  • Contact cadence — how often coach and learner meet. Frequent contact tracks change tightly but does not scale; sparse contact scales but lets the read go stale.
  • Directiveness — telling versus drawing out. High directiveness moves a stuck learner fast but can foster dependency; low directiveness builds autonomy but is slow.
  • Caseload — how many learners per coach. Small caseloads keep the read rich; large ones dilute it toward generic advice.
  • Scope of read — narrow skill focus versus whole-person context. Wider scope catches non-obvious blockers but risks overreach beyond the coach's remit.
  • Fade rate — how quickly the coach withdraws as the learner strengthens. Too slow breeds reliance; too fast abandons a learner still finding their footing.

When it helps, and when it misleads

Its strength is bandwidth of judgment: a good coach reads tacit, shifting, personal factors no artifact captures, and adjusts inside a single conversation — working, in effect, in each learner's zone of proximal development[n1]. When the blocker is subtle, motivational, or context-bound, coaching reaches what a fixed support cannot.

It misleads in two ways. First, it does not scale — judgment is expensive, and stretched caseloads flatten it into advice that only looks tailored. Second, coaching can slide into support-as-substitution: a coach who keeps rescuing a learner produces someone who performs well with the coach and collapses without them, so the standard is met by the pair, not the person. The guarding discipline is to plan the fade from the start — coach toward the learner needing you less — and to check capability under conditions where the coach is not there to prompt.
