A Failure Debrief Without Global Label is a post-setback protocol. The single idea that makes it this mechanism: after something has already failed, it walks a fixed partition of causes — strategy, conditions, effort, skill gap, real constraint — and forbids the global identity conclusion, the "I'm just not good at this" or "we're losers" that would otherwise be the takeaway. It converts a setback into specific, revisable causes rather than a verdict on the actor. Example

A sales team loses a large deal they fully expected to win, and the room is sliding toward the usual "we blew it / we're just not closers" spiral. The lead runs the debrief protocol instead. Strategy: they led with price too early. Conditions: the incumbent had a standing board relationship — a real constraint no pitch could have overcome. Effort: discovery was thin; two stakeholders were never met. Skill gap: nobody on the team had run a multi-threaded close before. The one rule held throughout: no sentence about what the loss says about them. They leave with three specific fixes, one honestly named constraint, and — crucially — no one believing they are fundamentally bad at selling.

How it works

  • Wait for the cool-down. Run it once the sting has dropped enough to think, not in the heat of the loss.
  • Walk the fixed cause partition. Strategy, conditions, effort, skill gap, real constraint — for each, ask "what specifically," not "whose fault."
  • Flag real vs. controllable. Mark which causes were genuine constraints and which were within reach, honestly in both directions.
  • Close on next-attempt changes. End with concrete adjustments, and bar every global label along the way.
