Before an institution can decide what to preserve, reinterpret, or retire from its founder, it has to know what it actually inherited — and most of that inheritance is invisible precisely because it feels like "just how things are done here." Founder Legacy Audit is the discovery pass that drags that inheritance into the open: a systematic sweep that names the founder-originated stories, decisions, symbols, routines, relationships, and informal influence paths still operating in the present, and records for each one what it appears to be doing now. Example

The "never contract-brew" rule turns out to trace not to a principle but to a 2009 cash-flow scramble that made contract brewing impossible — an accident of timing wearing the costume of a value. The Friday pour, by contrast, is doing live cultural work: it is how quality standards actually propagate. The audit hands off a map, an inventory, and an artifact catalog — and pointedly refuses to say which to keep. That refusal is what keeps it honest.

How it works

The audit runs in three overlapping passes, each populating one artifact:

  • Trace the influence paths. Follow founder-originated influence wherever it still moves decisions — explicit (a retired founder who advises), symbolic (slogans, rituals, architecture), and hidden (inherited workflows, hiring filters, "obvious" assumptions about customers). This becomes the map.
  • Reconstruct the origin decisions. For each formative early choice, recover the conditions under which it was made and separate deliberate founder intent from accidents of scarcity, timing, technology, or early personnel. This becomes the inventory.

Every element is tagged with a present function (living principle, reputation asset, encoded know-how, blocker, status-protection, or unnamed residue) and a confidence level, drawn from archives, founder and old-timer interviews, and the quiet testimony of what people actually do.

Tuning parameters

  • Scope breadth — everything founder-touched versus only elements implicated in a pending change. Wider surfaces more but dilutes attention and can dredge up harmless relics.
  • Evidence depth — a quick reconstruction from memory versus archival forensics. Deeper separates intent from accident more reliably but costs weeks and access.
  • Intent-versus-accident threshold — how much evidence is required before something is logged as a deliberate founder principle rather than a contingency. Set it loose and accidents get canonized; set it strict and real principles get missed.
  • Founder participation — interviewing the founder sharpens accuracy on intent but biases the record toward flattering, tidied-up self-narration.
  • Artifact granularity — one line per ritual versus itemizing every default; finer catches buried switching costs but invites false precision.

When it helps, and when it misleads

The audit's strength is that it converts vague reverence or vague resentment into a legible list: you cannot govern an inheritance you have never named, and naming it is exactly what turns "what the founder would have wanted" from a rhetorical weapon into an inspectable claim. It is also the substrate every other mechanism consumes.

Its characteristic failure is that the act of listing can itself confer weight — an element written down as "founder legacy" acquires a solemnity it may not deserve, quietly hardening a 2009 accident into doctrine.
