A staged schedule that widens an actor's decision authority as evidence of competence accumulates, with support fading as autonomy grows.
The Graduated Autonomy Ramp is a staged workflow that expands an actor's decision authority over time, tying each widening of the boundary to demonstrated competence rather than to a calendar or a title. Its defining move is that autonomy is a schedule with gates, not a switch: the actor begins with a narrow boundary and heavy support, and each successful stage earns a wider boundary and thinner scaffolding, until support fades to the level a fully trusted actor needs. It governs how the boundary moves and how support recedes across stages — not what the permitted actions are at any one level, and not what health signal proves a gate was cleared. The whole point is to avoid the two symmetric failures the archetype names: granting full autonomy before there is evidence to justify it, and scaffolding so permanently that control never actually transfers.
Example¶
A new graduate teaching assistant joins a large university course. Rather than being handed a section on day one or shadowing forever, she is put on a Graduated Autonomy Ramp. Stage one: grade against a rubric with every batch spot-checked by the professor, and co-lead one review session. Gate to stage two: two clean spot-checks and positive session feedback. Stage two: run her own review sessions with lesson plans reviewed beforehand, grade without spot-checks. Gate to stage three: a mid-term observation. Stage three: design and lead her own sections, professor available on request.
Each stage widens what she may decide alone and thins the support behind her — from pre-reviewed plans to on-request help. Advancement is gated on shown competence, not weeks elapsed, so a fast learner ramps quickly and a struggling one gets more support before more rope. By the end, control has genuinely transferred: she is teaching autonomously. The ramp did not specify which pedagogical moves were allowed at each stage, nor measure her performance itself; it scheduled when the boundary widened and how the scaffolding fell away.
How it works¶
- Define stages of widening authority. Lay out a small number of levels from narrow-and-supported to broad-and-independent, each naming how wide the boundary is and how much scaffolding remains.[n1]
- Gate advancement on evidence, not time. Each stage transition requires demonstrated competence — a clean record, an observation, a met threshold — so autonomy is earned rather than aged into.
- Fade the scaffold deliberately. Support is designed to recede stage by stage; scaffolding that never withdraws is the over-support failure the ramp exists to prevent.
- Allow movement in both directions. A struggling actor can step back to a narrower stage with more support without it being a punishment, keeping the ramp a calibration tool rather than a one-way promotion ladder.
Tuning parameters¶
- Stage count and size — many small steps versus a few large ones. Fine steps make each widening low-risk and legible but slow the climb; large steps reach full autonomy faster but each transition grants more untested rope.
- Gate strictness — how much evidence a stage transition demands. Strict gates ensure autonomy is well-earned but can trap a ready actor at a low level; lenient gates advance quickly but risk widening the boundary before competence is real.
- Scaffold-fade rate — how fast support is withdrawn across stages. Fast fade builds independence quickly but can strand an actor before they are ready; slow fade is safe but risks the support becoming permanent.
- Reversibility — whether and how readily an actor steps back a stage. Easy step-back keeps calibration honest but can feel like demotion; hard step-back protects momentum but lets an over-promoted actor operate beyond their competence.
When it helps, and when it misleads¶
Its strength is dissolving the false choice between throwing an actor in unprepared and never letting go: by tying authority to evidence and fading support on a schedule, it grows real, tested agency and ensures control actually transfers. It is most valuable when the cost of a premature mistake is real but the actor genuinely can become trustworthy — new hires, learners, a software agent being rolled out from suggest-only to act-on-its-own.
Its failure mode is over-scaffolding: the ramp stalls at a middle stage, support never fully withdraws, and the actor is kept in permanent training wheels — "empowerment" that is really indefinite supervision.[n1] The mirror failure is a ramp gated on time rather than competence, which advances the calendar while the actor's judgment lags, granting authority evidence does not support. It can also become bureaucratic theater, with gates that everyone passes regardless of real readiness. The guarding discipline is to keep gates tied to genuine demonstrated competence and to hold the fade-out honest, so the last stage is real autonomy and not a supervised imitation of it.
How it implements the components¶
The ramp realizes the archetype's autonomy-transfer slice — how the boundary widens and support recedes over time:

It schedules how the boundary widens but does not enumerate the permitted actions at any level — the fixed list of in-bounds moves and its override_and_escalation_path are Safe Action Menu's action_repertoire; and it sets no health metric, which is Agency Health Dashboard's agency_health_signal. The menu fixes what is permitted at a given level; the ramp fixes when the level rises.
