Graduated Practice is the ramp of the scaffold: an ordered series of rungs where each is a little harder, more complex, higher-stakes, or more independent than the last, and where advancement is gated on evidence of readiness rather than on a clock or a syllabus. Its defining move is the conditional step-up — difficulty rises only when the previous rung has been cleared with room to spare, and it holds or drops back when it hasn't. It is not about supporting a single attempt and it is not about guaranteeing wins; it is about the shape of the climb and the transfer of responsibility along it. The point is to keep the actor perpetually just past comfortable and never past capable, so that each rung both stretches capability and supplies the readiness signal that unlocks the next one.

Example

A flight school is training Priya from first controls to solo. The ramp is explicit and evidence-gated. She begins in a fixed-base simulator flying straight-and-level, then simulator flights with an instructor injecting failures, then real dual flights in calm morning air, then dual flights in gusty crosswinds, then supervised solo patterns, then a true solo. Crucially, she does not advance on a schedule: she moves from calm-air dual to crosswind dual only after landing consistently within tolerances across several calm flights, and she is held back a rung after a rough day rather than pushed on to keep the timeline.

At each rung the instructor's hands come a little further off the controls — the autonomy transfer is built into the ramp, not bolted on at the end. By the time Priya flies the pattern alone, the solo is not a leap of faith; it is simply the next rung, unlocked by a stack of dual flights that already showed she could fly it. Her confidence tracks the evidence the ramp generated.

How it works

  • Order the rungs by one rising dimension. Difficulty, complexity, stakes, or independence increases step by step — pick the dimension that matters and make the increments small enough that each rung is reachable from the one below.
  • Gate advancement on readiness evidence. Move up only when the current rung is cleared with margin, not when the calendar says so; readiness is read from performance, not assumed.
  • Be willing to hold or drop back. A shaky rung means repeat it or step down — the ramp is responsive, and refusing to advance is a legitimate move, not a failure.
  • Fold autonomy transfer into the rungs. Each step withdraws a measure of control toward the actor, so independence arrives gradually and reversibly rather than as a single sink-or-swim handoff at the top.

Tuning parameters

  • Slope — how much each rung raises the demand. A steep ramp reaches full capability fast but risks a rung that confirms doubt; a shallow ramp is safe but can feel patronizing and stall in easy wins.
  • Gating strictness — how much margin the current rung must be cleared with before advancing. Strict gating builds sturdier evidence but slows the climb; loose gating moves fast but promotes the actor into failure.
  • Rung granularity — how finely the climb is subdivided. Many small rungs keep every step reachable but can drag; a few big rungs are efficient but leave wider gaps to leap.
  • Transfer pacing — how quickly control shifts to the actor along the ramp. Faster transfer builds autonomy sooner but risks withdrawing support before it is safe; slower transfer is secure but breeds dependence.

When it helps, and when it misleads

Its strength is that it keeps the actor in the band where growth actually happens — challenged enough to learn, supported enough to succeed — which is essentially operating inside the zone of proximal development[n1] and moving its upper edge as the actor advances. When the ramp is well tuned, capability and belief rise together and the final independent performance feels earned rather than dared.

Its failure mode is a ramp indexed to the designer's schedule instead of the actor's readiness: too steep, and a rung the actor isn't ready for produces a failure that confirms "I can't," which is worse than no ramp at all; too shallow, and the actor stalls in trivial rungs that no longer teach. The classic misuse is advancing on time served ("they've been here six months, promote them") rather than on demonstrated readiness. The guarding discipline is to make each step-up conditional on real evidence from the rung below and to treat holding someone at a rung — or dropping them back — as a normal, non-punitive move.

How it implements the components

It governs the shape of the climb; it does not supply the in-the-moment help — prompts, worked examples, supervision — that carries a single hard attempt (support_boundary, model_example) — that is Guided Practice, which supports *within a rung while this mechanism decides when to leave it. Nor does it guarantee that each attempt succeeds (small_win) — that is its practice-cluster twin Mastery Experience Sequence, which raises realism while keeping every attempt a win, where this ramp raises difficulty and lets rungs fail. It also does not return the interpretive feedback (mastery_feedback) — that is Confidence-Building Feedback.*
