Before anyone can act on a diversity loss, someone has to see it — and diversity loss is quiet. Example¶
A national grid operator commissions an audit of its electricity generation mix. On the headline number the system looks fine: plenty of installed capacity, reserve margins met. The audit ignores the headline and looks for hidden convergence. It finds that a decade of low fuel prices and standardized turbine procurement has quietly concentrated the fleet onto a single fuel delivered through two pipelines, on turbines from one supplier, dispatched by one control philosophy. Each choice was locally rational; together they mean a single cold snap that disrupts that fuel takes out most of the fleet at once — a common-mode failure hiding inside apparent redundancy.
The audit's output is two artifacts, not a verdict. First, a pressure map: a picture of where variety has collapsed and what is driving each collapse (procurement standardization here, price signals there, a retiring workforce that only knows one technology). Second, a ranked set of dimensions that genuinely matter — fuel source and pipeline routing rank high because they carry common-mode risk; turbine paint color does not. That ranking is the audit's real product: it distinguishes the variety worth protecting from the variety that is merely decorative, and hands the acting mechanisms a short list. The logic is old cybernetics — a system can only cope with the range of disturbances it has the internal variety to answer.[n1]
How it works¶
- Look past the aggregate. Aggregates hide concentration; the audit disaggregates — by source, by pathway, by design lineage — to expose where a seemingly diverse system is actually one thing wearing many labels.
- Trace the driving pressures. For each collapse, name the force producing it (cost gradients, standardization, network effects, path dependence), because a dimension under active pressure will re-collapse unless the pressure is addressed, not just the symptom.
- Rank dimensions by consequence. Score each dimension of difference by what its loss would cost — common-mode exposure, lost adaptive capacity, blind spots — and separate the meaningful axes from the cosmetic ones. This ranked set is what everything downstream aims at.
Tuning parameters¶
- Disaggregation depth — how finely the audit decomposes the system. Deeper decomposition surfaces hidden single points of convergence but costs effort and can drown signal in detail.
- Meaningfulness criterion — what makes a dimension "matter": common-mode risk, representation, discovery potential, local fit. The criterion chosen decides which variety gets protected and which gets written off.
- Audit cadence — one-shot versus periodic. A single audit catches today's concentration; a repeating one catches slow drift, at recurring cost.
- Scope boundary — how wide a system the audit takes in. Too narrow and it misses convergence that lives in the couplings between subsystems; too wide and it never finishes.
When it helps, and when it misleads¶
Its strength is that it converts a vague unease — "aren't we a bit over-reliant here?" — into a specific, ranked map that acting mechanisms can use. It is the step that keeps a diversity program from spraying resources at cosmetic variety while the load-bearing kind quietly disappears.
Its central failure mode is mistaking measured variety for meaningful variety: an audit that counts options without weighing their independence will pronounce a system healthy while every option shares the same hidden dependency. It is also vulnerable to the streetlight effect — mapping the dimensions that are easy to see rather than the ones that carry the risk — and its ranking can be quietly gamed by whoever benefits from the current convergence. The discipline that guards it is to test each "diverse" dimension for shared failure causes rather than trusting the count, and to have the meaningfulness criterion set by someone who does not own the status quo. Note the boundary: the audit names and ranks the dimensions; it does not set a numeric line to defend or fire an action when one is crossed — that is a different mechanism's job.
