A Human Referral Directory is a discovery mechanism with no database at all — the registry is people. When you need to reach the current holder of some role and no maintained record exists, you ask a trusted person who knows, and they forward you onward, and so on until you land on the right counterpart. What makes it this mechanism is that authority and freshness live in human heads and relationships, not in a schema: the steward is a person whose judgment vouches for the referral, and the fallback when a lead goes cold is simply "I'm not sure, but ask so-and-so — they'll know." It trades the precision and scale of a stored directory for something machines struggle to encode: tacit, up-to-the-minute knowledge of who actually does what right now.

Example

A patient's primary care physician suspects a rare autoimmune condition and needs the right specialist — not just any rheumatologist, but one currently taking complex referrals and expert in this presentation. There is no clean registry for that. So the GP works the referral network: she calls a colleague who did a fellowship in the field, who says "the person you want moved to the university hospital last year — talk to Dr. Okafor's coordinator, and if she's booked out, her former partner takes overflow." The GP's note to the patient is a warm handoff, not an address lookup. Each link in the chain is a trusted human who knows the current state of a small world the paperwork lags behind on, and each is ready with a fallback name when the first lead doesn't pan out. The patient reaches the right specialist because people, not records, carried the freshness.

How it works

Discovery proceeds by trusted forwarding. The scope is defined socially — the network knows which kinds of needs it can place and which fall outside it. You approach a steward (someone whose vouching carries weight), state the need, and receive either a direct handoff or a pointer to the next person more likely to know. Because any single person's knowledge is partial and can be out of date, the operative feature is the graceful fallback: a good referral comes with a backup — "if that's stale, try this." The chain terminates when someone can make a confident, current handoff. Nothing is written down as an authoritative record; the "index" is reconstructed on demand from live human memory, which is exactly why it stays current in domains that change faster than any directory is maintained.

Tuning parameters

  • Trust threshold — how strong a relationship a referral requires. High trust yields warm, reliable handoffs but shrinks reach; low trust broadens the network and dilutes accountability.
  • Chain length tolerance — how many hops before you give up. Longer chains find rarer counterparts but decay in reliability with each hop.
  • Scope discipline — how clearly the network signals what it can't place. Honest boundaries prevent confident-but-wrong referrals outside the group's competence.

When it helps, and when it misleads

It is unmatched where the knowledge that matters is tacit, fast-changing, and reputational — who is good, who is available now, who actually owns a fuzzy responsibility.
