Uses interviews or structured elicitation to reveal perceived causal links, delays, and feedback paths that are not visible in data alone.

Influence Mapping Interviews reconstruct the causal structure one informant at a time, in private, drawing out the links, delays, and return paths a person carries in their head but would never put on a public wall. Its defining move is confidential, individual elicitation: because no colleague or superior is listening, an interviewee will name the quiet loop — the workaround that defeats the policy, the incentive nobody admits to, the informal delay between a decision and its felt consequence — that group settings suppress. The output is a set of perceived causal claims, each tagged with who said it and why they believe it, later assembled into a composite influence map. It trades the group's shared ownership for candor and reach into tacit knowledge.

Example

An international NGO cannot understand why its agricultural-extension program in a rural district keeps stalling: trained lead farmers are supposed to teach neighbors, adoption of the new seed variety should compound, and yet after two seasons uptake flattens every time. Rather than convene everyone, an analyst runs a round of confidential interviews — with lead farmers, ordinary smallholders, an agro-dealer, a district officer, and two women who dropped out of the program — using a cognitive-mapping style protocol that asks each person what causes what, and after how long.[n1]

The interviews surface links no dataset held. A smallholder explains a return path: successful lead farmers get more of the free inputs, which makes neighbors see the program as favoritism, which erodes willingness to learn from them — a reinforcing loop that caps adoption. A woman who left names a delay: the seed's yield advantage only shows in a good rainfall year, so after one dry season people conclude it "doesn't work" and revert, long before the technology has had a fair test. Each claim is recorded with its source and rationale. Assembled, the interviews yield a composite map whose central features — the favoritism loop and the one-season judgment delay — were invisible in the program's adoption statistics and would not have been said aloud in a room full of officials.

How it works

  • Interview individually and confidentially. Talk to informants one at a time so contested and politically sensitive links surface without social pressure to conform.
  • Ask for direction, delay, and return. Probe not just "what affects what" but "how long until you see it" and "does the result come back around to change the original cause," so delays and feedback paths are elicited, not assumed.
  • Tag every claim with its source. Record who asserted each link and their stated reason, so the map preserves an evidence trace and disagreements between informants remain visible.
  • Compose, don't average. Overlay the individual maps into a superset; where informants conflict, keep both links as rival hypotheses rather than blending them into mush.

Tuning parameters

  • Sampling frame — who gets interviewed. Reaching dropouts, dissenters, and low-power actors surfaces hidden loops; a convenience sample of the willing reproduces the official story.
  • Structure of the protocol — open narrative versus a fixed elicitation grid. Structure makes maps comparable across informants; openness lets a surprising loop emerge on its own terms.
  • Anonymity guarantee — how strongly source identities are protected in the composed map. Strong protection buys candor on sensitive links; full attribution buys accountability and traceability.
  • Elicitation depth — how many follow-up "and then what happens" probes per link. Deeper probing reveals return paths and delays; shallow probing yields a flat list of one-way influences.
  • Reconciliation stance — how aggressively conflicting accounts are merged versus preserved. Preserving conflict keeps rival loops alive; merging produces a cleaner but potentially false consensus map.

When it helps, and when it misleads

Its strength is access to what data and public forums hide: the informal, the political, and the tacit. Confidentiality is the lever — it buys admissions of the very loops (favoritism, gaming, quiet reversion) that most need mapping and that no dashboard records. It is often the only way to recover a perceived return path in a human system where the mechanism lives in people's expectations rather than in a measurable stock.

Its failure mode is that perception is not proof. Interviews yield a map of what people believe causes what, which can be systematically biased — self-serving attributions, recall error, and the human tendency to see agency and intention where there is only structure. An elegant composite map can launder a shared misconception into an authoritative-looking diagram. The guarding discipline is to treat each elicited link as a sourced hypothesis, seek the same loop from independent informants before trusting it, and hand the contested links onward for evidence-based checking rather than freezing the perceived map as fact.

How it implements the components

  • causal_link — the core elicitation: each informant's asserted "X changes Y" becomes a candidate link carrying its stated rationale.
  • feedback_return_path — the "and does it come back around?" probe is designed to recover the closure that turns a chain into a loop, the part hardest to see from outside.
  • delay_marker — informants are asked how long until an effect is felt, yielding perceived lags (the one-season judgment delay) that no data snapshot reveals.
  • evidence_trace — every claim is tagged with its source and reason, so the map records who believes each link and why as its first-order evidence.
