A facilitated session that changes the framing, scale, or actor boundary of a stuck problem to make non-obvious routes visible, then harvests multiple candidate paths.

When a group has stared at the same blocked problem long enough, they stop seeing routes because they have stopped seeing the problem freshly — the framing has hardened into the only framing. Lateral Reframing Workshop is a structured group session whose whole job is to break that fixation: it deliberately restates the problem from other angles — a different scale, a different actor's vantage, a different definition of what is even being asked — and then generates candidate routes from inside each new frame. Its defining premise is that the hidden path is usually invisible not because it is far away but because the current frame hides it; move the frame and routes that were always there come into view. It is a divergence engine: it is measured by the number and variety of candidate paths it surfaces, not by whether any one of them has yet been tested.

Example

A neighborhood public library is losing foot traffic and its board keeps circling the same question — "how do we get more people to borrow books?" — with the same tired answers: longer hours, more marketing, a bigger new-releases shelf. A facilitator runs a reframing workshop. First the frame is moved off "borrowing books." Reframe by purpose: what job does the library really do for this neighborhood — is it access to books, or is it a free, warm, trusted place to simply be? Reframe by actor: what would a remote worker, a new immigrant, or a bored teenager say they need here? Reframe by scale: not "our branch" but "the block" — what is missing on the whole street that a public building could hold?

Each reframe opens routes the "more books" frame concealed. From the living room frame: comfortable seating, a coffee cart, evening hours as a social space. From the newcomer frame: language-exchange meetups, notarization and forms help. From the block frame: a maker space, a co-working corner, a tool library. The workshop closes with a dozen candidate paths pinned to the wall — none yet validated, all now visible — where an hour earlier there had been three.

How it works

What distinguishes this from generic brainstorming is that divergence is driven by frame shifts, not by free association:

  • Name the stuck frame. Surface the single framing the group has been trapped in and write it down, so the fixation is explicit and can be set aside.
  • Apply frame-shift prompts. Systematically restate the problem at a different scale, from a different actor's view, by a different purpose, or across a different boundary — one deliberate lens at a time.
  • Generate inside each new frame. Harvest candidate routes that the shifted frame makes obvious, keeping generation separate from judgment so promising-but-unpolished paths survive the room.
  • Collect, don't yet choose. End with a broad set of characterized candidate paths handed onward for probing and validation, rather than a single winner.

Tuning parameters

  • Reframe breadth — how many and how distant the frames applied. Wide, distant reframes surface more radical routes but produce more that must later be discarded; narrow reframes stay actionable but may miss the real path.
  • Divergence–convergence balance — how long the room stays in pure generation before any filtering. Longer divergence protects fragile ideas; too long and the session drowns in options.
  • Facilitation structure — how tightly the frame-shift prompts are scripted versus improvised. Structure keeps a mixed group productive; looseness suits an experienced one.
  • Participant mix — how varied the perspectives in the room. More diverse actors yield more genuinely different frames but raise the coordination cost.
  • Candidate-count target — how many distinct paths the session aims to leave with, which sets how hard the group pushes past the first satisfying frame.

When it helps, and when it misleads

Its strength is escaping functional fixedness — the trap of seeing a problem (or a resource) only in its habitual role — by supplying the deliberate frame shifts a stuck group cannot generate on its own.[n1] When the blocker is really a framing that hides routes, an hour of structured reframing can convert "impossible" into a wall of candidates.

Its failure mode is generation without discipline downstream: a workshop that produces a beautiful wall of sticky notes and stops, mistaking a pile of unvalidated ideas for progress. Because it deliberately suspends judgment, it will happily surface routes that are unsafe, illegitimate, or infeasible — that is by design, and it becomes a hazard only if the room treats "we brainstormed a path" as "we found a path." The classic misuse is the innovation offsite whose candidates are never probed, legitimacy-checked, or integrated, so the energy evaporates by Monday. The guarding discipline is to treat the workshop as strictly the front of the pipeline — every candidate it produces must still go through feasibility probing, legitimacy review, and selection before anyone acts on it.
