Lays the artifact's built-in assumptions against the host norm system dimension by dimension, so clashes become an explicit grid instead of vague unease.

Norm-Conflict Matrix is a two-axis template: one axis enumerates the assumptions an imported artifact carries — about authority, privacy, time, reciprocity, identity, status, expertise, and fairness — and the other enumerates the host culture's norms on those same dimensions, so every cell asks a single question: compatible, adjustable, or in conflict? Its distinguishing move is forcing the artifact's invisible assumptions to be written down and set opposite explicit host norms, which turns a diffuse "this won't fly here" into located, named conflicts on specific dimensions. It is deliberately analytic rather than empirical: it maps the hypothesis space of clashes and shows which dimensions to worry about — it does not, by itself, prove which cells actually bite.

Example

A multinational imports its head-office performance-management system into a newly acquired subsidiary: forced stack-ranking, public individual ratings, and anonymous 360-degree upward feedback. All headquarters hears back is vague "resistance." The team builds a Norm-Conflict Matrix. The rows name the artifact's embedded assumptions — individual achievement is publicly rankable, juniors may rate seniors, direct critical feedback is professional, self-promotion is expected. The columns name host norms on the same dimensions — seniority commands deference, credit belongs to the group, criticizing a senior causes loss of face, modesty signals integrity. Cells light up: "junior rates senior" is a hard conflict on authority and face; "public individual ranking" is a hard conflict on collective credit; "calibration meeting" is merely adjustable. In an afternoon the matrix converts "they're resisting" into three specific, addressable conflicts — and reveals that two of them sit on one underlying dimension (authority/face), so a single redesign may resolve both.

How it works

  • Surface the artifact's assumptions. Extract what the origin culture treats as natural and invisible — the hardest and most valuable step, usually needing an outside eye.
  • State host norms on the same axes. Populate the matching dimensions with the receiving culture's actual norms, not a caricature.
  • Score each cell. Mark compatible, adjustable, or in conflict — graded, not binary.
  • Cluster by dimension. Group conflicts by the underlying norm they touch to find leverage points where one change clears several cells.

Tuning parameters

  • Dimension set — which norm axes you include (authority, privacy, time, reciprocity, identity, status, expertise, fairness, language, gender). More dimensions give a fuller map but a heavier instrument.
  • Assumption-surfacing depth — how hard you dig for the artifact's invisible assumptions. Deeper digging finds the real clashes but requires an outsider's perspective.
  • Cell scale — binary fit/clash versus graded compatible/adjustable/conflict/nonnegotiable. A graded scale routes each cell to the right response.
  • Norm source — expert judgment, published cultural-dimension frameworks, or emic interview data; each trades speed for fidelity.
  • Granularity of "host" — nation, region, organization, or subgroup. Finer units keep the matrix from treating a whole population as one monolith.

When it helps, and when it misleads

Its strength is making the invisible visible and locating conflict on named dimensions, so responses can be precise — adapt this cell, protect that one — turning global unease into a work list. Its norm axis can borrow structure from established cultural-dimensions frameworks.[n1]

Its great danger is essentialism: treating "the host norms" as a fixed national trait list hardens a stereotype and misses intra-culture variation and change. And because the matrix is analytic, a filled cell is a hypothesis, not evidence — believed too literally, it substitutes a tidy grid for real contact, and run backwards it simply rationalizes an adaptation already chosen. The discipline is to source norms from actual host voices, mark cells as hypotheses to be tested by the empirical mechanisms, and keep the "host" unit fine enough to hold real variation.

How it implements the components

Norm-Conflict Matrix fills the framing-and-comparison slice of the archetype's machinery — the structured inputs a template can lay out:

  • external_artifact_profile — one axis is the profile: the surfaced, written-down assumptions the artifact carries out of its origin context.
  • host_norm_system_map — the other axis maps the host culture's norms on those same dimensions, so the two can be compared cell by cell.
