Organizational Complexity Review is a standing ritual — a periodic look at the structure of an organization to see how its governance is scaling. Where other mechanisms measure a system or a workflow, this one takes the org chart itself as the subject: how many layers deep decisions travel, how many roles and committees exist, who holds which decision rights, and how much of everyone's week is now spent in coordination. Example

How it works

  • Bound the organization under review. Fix what counts as inside — which units, roles, and standing bodies — including the informal and satellite parts that formal charts omit but that carry real coordination.
  • Inventory the governance dimensions. Catalog reporting depth, role and committee count, decision rights, and meeting/approval load — the resource dimensions of governance, which no budget tracks.
  • Spot where structure has outgrown size. Look for symptoms of misfit: decisions traveling too many layers, overlapping mandates, roles whose week is dominated by coordination.
  • Propose restructuring, then re-review. Name concrete decomposition moves — split, delegate, merge, flatten — and, because the ritual recurs, check at the next cadence whether they worked and whether new complexity has accreted.

Tuning parameters

When it helps, and when it misleads

Its strength is making governance overhead visible and periodic: because layers, committees, and meeting load appear on no ledger, they grow silently, and a recurring structural review is what forces them into the open before they harden into permanent bureaucracy. Its structural remedies — flattening, delegating, merging — attack the growth curve at its source rather than adding capacity to absorb it. Its failure mode is turning into a reorg reflex — restructuring on a schedule whether or not the structure is actually broken, imposing change costs and disorientation that themselves harm coordination.
