A recalibration effort can look successful in the room and quietly fail — or backfire — in the weeks after. Post-Intervention Climate Audit is the re-measurement that finds out: taken after the intervention has run, it compares the current climate to the baseline and answers one question — did the numbers move the right way, or did new distortion appear? Its defining feature is that it is a delta instrument on a cadence. It does not build the map from scratch; it re-runs a comparable slice against a known baseline to detect movement, and it scans specifically for the backlash a naïve "it went great" read would miss. Change over time, not first diagnosis, is its entire job.
Example¶
A middle-school principal ran a transparency intervention: she published anonymized results of a staff concern survey and opened a protected window for teachers to raise objections about a new grading policy. Eight weeks later, an audit re-runs three comparable measures against the pre-intervention baseline — teachers' rated fear of raising a concern, their estimate of how many colleagues share their view, and a simple count of dissenting comments actually voiced in faculty meetings — and adds a scan for retaliation reports. The picture is mixed in a useful way. Fear is down; voiced dissent in meetings is up; perceived majority has shifted toward the real distribution. But two teachers report being cold-shouldered by a department head after speaking. The audit flags that backlash pocket, so the follow-up can act on it before the whole gain erodes — which is exactly what a one-time "the intervention worked" celebration would have hidden.
How it works¶
- Fix comparable measures. The audit repeats a defined subset of the baseline's indicators, worded identically, so movement is real change and not a new instrument's artifact.
- Time it on a cadence. Re-checks land at set intervals, so the climate is tracked as a trajectory rather than a snapshot.
- Trace visible expression. It re-records the public cues — who now speaks, who votes visibly, what dissent surfaces — to see whether the visible field moved toward the private distribution.
- Scan for backlash. A dedicated pass looks for new punishment or distortion that the intervention itself may have triggered.
Tuning parameters¶
- Cadence interval — how often the re-check runs. Frequent audits catch drift early but fatigue respondents and can themselves distort behavior.
- Measures repeated — how much of the baseline is re-run. A fuller repeat gives a richer delta; a lean one is cheaper and less intrusive.
- Backlash sensitivity — how hard the retaliation scan looks. More sensitive catches subtle harm but raises false alarms.
- Comparability discipline — how strictly wording and method are held constant against the baseline. Looser comparison is easier but muddies the delta.
- Stop/continue rule — what result declares the recalibration done versus needing another cycle.
When it helps, and when it misleads¶
Its strength is closing the loop the archetype demands — recalibrate repeatedly — and catching the backlash that turns an apparent win into a deeper spiral. It is what lets a team distinguish a durable shift from a one-meeting glow.
Its central trap is the Hawthorne effect[1]: people change their behavior because they know they are being measured, so an audit can record a bump in willingness that is reactivity to the audit itself, not a real change in climate. Read that bump as victory and you declare success on an artifact. The audit is also prey to fatigue (each re-check gets less honest) and to cherry-picking (report the cadence point that looks best). The guarding discipline is to hold measures and method constant, read multiple cadence points before concluding, and treat a single flattering audit as a hypothesis rather than a verdict.

It does not build the baseline it compares against — the first three-layer map, opinion_climate_model / private_distribution_probe / silence_threshold_map, is produced by Confidential Opinion Climate Survey, its hazard twin, which this audit consumes: the survey establishes the map, whereas the audit re-checks movement against it rather than re-deriving it.
