Proto-Persona Assumption Workshop is the pre-evidence step: a facilitated session that surfaces the team's current assumptions about its users and freezes them into provisional personas — with every claim explicitly stamped "hypothesis, unevidenced." It exists for the common situation where a decision cannot wait for research but the team is already reasoning about users implicitly and inconsistently. Its whole honesty rests on two commitments: that assumptions are labeled as assumptions rather than smuggled in as fact, and that the resulting persona carries an obligation to be validated or retired. It deliberately front-loads guesswork to make it visible and testable, then bounds who each provisional persona is for and which decision it may touch.
Example¶
A B2B freight-booking startup has no user research and a product launch in three months. In a 90-minute workshop, a facilitator gathers the founder, two engineers, and a salesperson and asks them to sketch the dispatcher who will use the tool. They build "Dispatcher Dana" on a whiteboard — her goals, her tools, her frustrations — but every field is written on a red sticky note meaning assumption. Beside her they list the three riskiest bets ("she books loads on her phone from the truck yard," "she distrusts automated pricing") and what evidence would confirm or kill each. The persona is bounded on its card: valid for shaping the booking flow only, expires in eight weeks unless validated. Everyone now shares one explicit, challengeable picture instead of four private ones.
How it works¶
A facilitator convenes cross-functional stakeholders precisely because their differing assumptions are the raw material. The session is timeboxed and low-fidelity; the discipline is not the artistry of the persona but the rigor of the labeling — every claim is marked assumption, and the highest-risk assumptions are pulled onto a validation backlog with the evidence that would settle them. The last act is to bound the population and purpose: who this proto-persona stands for, and the narrow decision it is licensed to inform until research replaces the guesses.
Tuning parameters¶
- Room composition — how many and which stakeholders; broader rooms surface more assumptions but take longer to converge.
- Assumption-flagging strictness — whether every field must be labeled or only the contested ones; stricter labeling protects honesty, looser labeling reads faster.
- Expiry setting — the date or milestone by which the proto-persona must be validated or retired; short expiries force research, long ones risk fossilization.
- Validation-backlog depth — how many risky assumptions get queued for evidence; more coverage, more downstream work.
When it helps, and when it misleads¶
Its strength is speed and alignment: in an hour a scattered team gets a shared, explicit, challengeable user model and a ranked list of what to go learn. The signature failure is assumption laundering — the red labels fade in everyone's memory and the provisional persona hardens into an unquestioned fact that steers real decisions. The classic misuse is shipping a proto-persona downstream as though it were evidenced, skipping the research it was meant to trigger. The guarding discipline is a hard expiry date plus a tracked validation backlog, so the workshop is a launchpad toward evidence rather than a substitute for it. The artifact type has an established name — the proto-persona[n1] — whose entire point is being provisional.
