A structured adversarial pass in which a designated team attacks the claim that the option list is complete, surfaces the alternatives a hostile critic would name, and logs why each had been left off.
A Red-Team Missing-Alternatives Review reopens a choice set by assigning someone the explicit job of attacking its completeness. Where the deciding team has a stake in the frame they built, the red team is chartered to disbelieve it: to treat "these are the options" as a claim to be broken and to imagine, adversarially, what a hostile critic, a competitor, or a future post-mortem would say the team failed to consider. Its distinguishing feature is the source of the alternatives — they come from adversarial imagination inside the room, from people role-playing an opponent, not from the affected parties outside it. And it does not merely name the missing options; it records, for each, the reason it had been excluded — so the review leaves behind a traceable account of why the list was incomplete, not just a longer list.
Example¶
A company hit by ransomware convenes an incident-response call, and the framing hardens fast into pay the ransom, or wipe and rebuild from backups. Before committing, the CISO stands up a two-person red team with one charter: prove this list is incomplete. Playing the adversary and the after-action reviewer, they attack the closure claim and surface options the pressured room had skipped: negotiate the ransom down through a specialist firm, decrypt selectively while rebuilding the rest in parallel, involve law enforcement for a possible decryptor, restore to a degraded-but-running state and defer full rebuild, or pursue the attacker's infrastructure to buy time. For each, they log why it had been excluded — "negotiation dismissed as morally distasteful," "law enforcement assumed too slow," "partial decrypt assumed technically impossible without checking." That exclusion record is the review's real product: it shows the original binary was produced by untested assumptions under time pressure, and it hands the decision an enlarged set with the reasoning attached. The red team does not run the numbers on any option or poll the affected business units — it exposes the suppression and documents it.
How it works¶
- Charter the adversary. Designate people whose explicit success condition is finding omitted options — not improving the chosen one. Separating this role from the deciders is what defeats the team's own commitment to its frame.
- Attack the exhaustiveness claim. Take "those are the options" as the target and ask, from an opponent's seat, what got left out and who would notice.
- Probe from hostile vantage points. Run standard adversarial lenses — what would a competitor do that we ruled out? what will the post-mortem say we ignored? what are we excluding because it's uncomfortable rather than infeasible?
- Record the exclusion reason. For every surfaced option, write down why it had been off the list (untested assumption, discomfort, time pressure, whose interest it served). The traceable record, not just the option, is the deliverable.
Tuning parameters¶
- Team independence — how separated the red team is from the deciders (outside facilitator, rotated insiders, a standing cell). More independence finds more but costs coordination and can breed defensiveness.
- Adversary persona — whose hostile eyes you borrow: competitor, regulator, plaintiff's lawyer, future historian. Each persona catches a different class of omission; rotating them widens coverage.
- Charter narrowness — whether the team may only find missing options or may also attack the criteria and assumptions. Broader charters find more but blur into a general critique.
- Record depth — how much exclusion reasoning you capture per option. Deeper records are more useful to future reviewers but slow the session and can feel like blame-assignment.
When it helps, and when it misleads¶
Its strength is defeating in-group blindness: a team invested in its own frame cannot easily see what it suppressed, and institutionalizing an adversary is the reliable countermeasure — it is the standard organizational defense against groupthink, the drift toward premature consensus that buries dissent and alternatives.[n1] The exclusion record adds durability: future participants inherit not just the enlarged set but the reasons the first list was short.
Its failure mode is theatrical red-teaming: a review staffed by insiders who share the team's assumptions, or run as a box-ticking ritual, will bless the original binary while looking rigorous — adversarial in name only. The classic misuse is a "red team" whose members are rewarded for agreeing, producing a rubber stamp with the authority of scrutiny. The guarding discipline is genuine independence and an explicit success metric — the team is judged on options surfaced and assumptions overturned, not on endorsing the plan — plus a standing rule that "we couldn't find any" is a suspicious result, not a clean bill of health.
