Reward Schedule Refresh¶
Incentive redesign — instantiates Resensitization Reset
Changes the timing, type, or contingency of a reward that has become expected, restoring its pull without inflating its size.
A reward loses its pull not because it shrinks but because it becomes predictable — once a bonus is guaranteed, it is priced into expectations and stops motivating anything. Reward Schedule Refresh resets that pull by changing the contingency structure of the reward — when it arrives, what triggers it, and what form it takes — rather than its magnitude. Its defining move is attacking the schedule, not the size: where a naïve fix keeps raising the reward until the budget breaks, this mechanism makes the same-value reward feel motivating again by breaking the one-to-one, fully-anticipated link between effort and payout. It is the reset for tolerance built by expectation, and its distinctive lever is the reintroduction rule that governs the new, less-predictable schedule.
Example¶
A retail chain pays store associates a flat monthly "spiff" for hitting a sales target. For a year it worked; now every associate treats it as base salary and it drives no extra effort — and finance won't approve a bigger one. Instead of raising the amount, the regional manager refreshes the schedule. The reward is paused as a guaranteed monthly line, then reintroduced on a variable, partly-surprise basis: a smaller pool paid out on randomly-timed "sprint days," sometimes as cash, sometimes as an extra day off, triggered by team rather than individual thresholds. The variation rule specifies which dimensions may change — timing, type, and contingency — and which may not (total budget stays flat). The reintroduction rule sets the new cadence: unannounced windows, no more than a set number per quarter.
Because the payout is no longer fully anticipated, the same dollars regain motivational bite — associates can't price in a reward they can't predict.[1] The manager also sets a relapse-monitoring cadence: revisit engagement quarterly, because even a variable schedule becomes expected once its pattern is decoded. This is not a bigger carrot and not a pause for its own sake — it is the same carrot on a schedule the recipient can no longer take for granted.
How it works¶
The refresh re-engineers the effort-to-reward mapping:
- Diagnose expectation, not scarcity. Confirm the reward has been fully priced into expectations (it's now treated as entitlement) rather than simply being too small.
- Choose the variation axis. Decide which of timing, type, or contingency to alter — holding magnitude fixed — so the reward becomes less predictable without becoming more expensive.
- Reintroduce on a new schedule. Bring the reward back under an intermittent or surprise-weighted rule that breaks the anticipated one-to-one link.
- Watch for re-anticipation. Schedule follow-up because any fixed pattern is eventually decoded and re-priced, requiring the next refresh.
Tuning parameters¶
- Predictability reduction — how far the schedule moves from fully-anticipated toward random. More surprise restores more pull but raises perceived unfairness and gaming risk.
- Variation axis — timing vs. type vs. contingency. Changing timing is least disruptive; changing contingency reshapes behavior most but can distort what people optimize for.
- Budget constraint — how strictly total reward value is held flat. A hard cap forces genuine schedule redesign; a soft cap tempts backsliding into "just make it bigger."
- Refresh interval — how often the schedule itself is renewed. Frequent refreshes stay ahead of re-anticipation but breed instability and mistrust; rare refreshes let expectation re-entrench.
When it helps, and when it misleads¶
Its strength is that it restores motivation within budget, escaping the doom loop where every plateau is met with a bigger reward until incentives are unaffordable — and it targets the real culprit, predictability, rather than the visible one, size. It works best where a reward can honestly vary in timing or form without breaking trust.
Its failure mode is fairness erosion: unpredictable rewards can read as arbitrary or manipulative, corroding the trust that makes any incentive work, and a poorly-bounded contingency change can push people to game the new trigger instead of doing the underlying work. The classic misuse is dressing up a cut as a "refresh" — reducing total reward value while calling it a schedule change — which recipients detect quickly and resent. The guarding discipline is transparency about what is fixed (total value, the rules of the game) even while the schedule varies, and monitoring not just engagement but perceived fairness after each refresh.
How it implements the components¶
Reward Schedule Refresh realizes the contingency-variation side of the archetype — the components that change a reward's schedule rather than pause or ramp it:

It does not implement exposure_history in the tracking sense of its nearest twin Message Refresh Campaign, nor sensitivity_recovery_signal (that is Response Retest Assessment); this mechanism re-engineers a reward's contingency, whereas the message twin pauses and reframes a repeated communication.
