- Name the control axis. State exactly which initiative or authority is being reversed — priority-setting, calling, approving, escalating — and hold everything else fixed so the effect is attributable.
- Declare the invariants. Write down what must survive the swap: who is accountable for each outcome, who can commit resources, how decisions still get made under time pressure.
- Rehearse with real scenarios. Role-play the reversed arrangement against concrete recent cases, watching for where an invariant silently breaks.
- Trace the ripples. Follow how the reversal changes incentives, rights, review, and escalation downstream — not just the swapped step but everything that depended on the old direction of control.
Tuning parameters¶
- Scenario stress — ordinary days or worst cases (incidents, conflicts, absences). Stressful scenarios expose invariant breaks that a calm rehearsal misses, at the cost of feeling adversarial.
- Fidelity — a quick tabletop or a multi-week shadow run. Higher fidelity reproduces real coupling and variance but costs more and edges closer to a live change.
- Invariant strictness — how much authority-and-accountability drift is tolerated before the reversal is judged theater. Strict tests protect governance; loose ones let promising-but-rough designs through to refinement.
- Reversibility of the pilot — how easily the simulated arrangement can be abandoned. Keeping the rehearsal fully reversible preserves the option to walk back; a sticky pilot starts to commit before the evidence is in.
When it helps, and when it misleads¶
Its strength is catching the difference between moving a label and moving the authority behind it: the simulation reveals accountability gaps, dropped escalation paths, and incentive shifts before they become live governance failures. It is the safe rehearsal space for a control inversion that would be expensive and disruptive to test in production.
Its failure mode is authority without accountability — approving a reversal that redistributes power while quietly dropping the rights, review, or fallback that made the original arrangement safe.[n1] A related misuse is a scripted rehearsal that only plays the happy path, confirming the reversal because it was never stressed.
