The Role-Expectation Conflict Matrix is a cross-tabulation: it lists every role a person or position actually occupies down one axis and every expectation pressing on them across the other, then reads each cell for whether the two demands can both be honored. Its single job is to make an invisible tangle legible — to show, at a glance, which specific pairs of legitimate expectations collide and on what dimension (the same clock, the same loyalty, the same confidential file), and to overlay who is left exposed when a given cell fails. It documents the shape of the contradiction and stops there: it deliberately does not judge whether a flagged collision is genuine impossibility or merely heavy load, and it measures nothing over time. What it produces is a one-page picture that turns "this feels like a mess" into "these specific pairs cannot both be honored, and here is who is harmed by each."

Example

A managing editor at a mid-size city daily wears more hats than the masthead admits. She runs impartial news coverage; she sits on the board of the downtown Business Improvement District; she is married to a commercial realtor whose firm is the paper's third-largest advertiser; and she chairs the paper's internal ethics committee. When a tip arrives that the BID has been quietly steering contracts to that same realty firm, no one can even name the problem cleanly — it just feels wrong. Someone builds the matrix. Rows: newsroom editor, BID board member, advertiser's spouse, ethics chair. Columns, one per live expectation, each tagged to its source and to the dimension in play — editorial independence (ethics), BID fiduciary loyalty (loyalty), advertiser goodwill (revenue/resources), the tipster's confidentiality (information), the publisher's push to run it fast (time).

Filling the grid, three cells light up: "cover the BID story" against "BID fiduciary duty" (loyalty), against "protect advertiser revenue" (resources), and "publish the tipster's documents" against "her privileged BID board access to the same documents" (information boundary). An affected-party overlay adds the column the argument had ignored — readers, the tipster, and the rival businesses shut out of the contracts. The matrix resolves nothing. But it converts a diffuse sense of unease into a precise, shareable claim that a manager can no longer wave away as "she just needs to prioritize" — the exact input a feasibility test and a priority comparison need next.

How it works

  • Enumerate occupancy, not the job title. List the roles actually held, including the informal ones (spouse, board member, community figure), because the title on the door hides half the demand set.
  • One column per expectation, tagged to source and dimension. Each expectation carries its principal, the resource it claims, and the conflict dimension it travels on (time, authority, resources, loyalty, information, ethics).
  • Read each cell for co-satisfiability, not blame. Mark it can-both, cannot-both, or conditional ("compatible until fact X triggers").
  • Overlay the affected parties. For every cannot-both cell, append who depends on each side and whether either duty is nonwaivable.
  • Hand off; do not adjudicate. The output is a flagged grid, passed onward — never a verdict on its own.

Tuning parameters

  • Row granularity — how finely roles are split. Splitting "editor" from "ethics chair" surfaces a real conflict; over-splitting drowns it in administrative noise.
  • Dimension set — which conflict dimensions get their own column. More dimensions catch subtler collisions but widen the grid past readability.
  • Informal-expectation inclusion — whether unwritten norms and relational duties earn rows. Including them catches hidden conflict; over-including invites intrusion into private life.
  • Cell coding scheme — binary cannot-both versus conditional/triggered coding. Conditional coding captures "compatible until X" but costs at-a-glance clarity.
  • Affected-party depth — how far downstream to trace who is exposed before the trace stops being decision-relevant.

When it helps, and when it misleads

Its strength is that it makes an intrapersonal knot public and specific without accusing anyone, and it is the cheapest possible first step — a whiteboard and an honest hour. The matrix is really an applied reading of the role-set[n1]: it draws the full complement of relationships attached to one status, including the beneficiaries usually left off the page.

Its central failure mode is that a matrix can document impossibility and change nothing — it is pure diagnosis, and mistaking the tidy grid for a resolution is the classic misuse. It can also mislead by making every flagged cell look equally real, when some are staffable overload and others are genuine impossibility — a distinction the grid cannot draw. The guarding discipline is to treat a completed matrix as a set of questions, not answers: every cannot-both cell is a hand-off to a feasibility test and a harm comparison, and the grid is honest only if the person filling it is safe enough to name every row.

How it implements the components

The matrix realizes the archetype's mapping-and-exposure work — the parts an assessment can fill, not the parts that require judgment or action:
