A Role Rotation Pilot takes a single emergent role that has attached itself to one person and runs a bounded experiment: hand it, or part of it, to someone else for a trial period and watch what breaks. Example

A neighborhood mutual-aid network relies on one volunteer, the "matcher," who fields incoming needs and pairs them with volunteers who can help. Everything runs through her; when she was away for a week during a storm, matches stalled and the group realized how exposed it was. Rather than either formalizing her as the permanent coordinator or ignoring the fragility, they run a four-week Role Rotation Pilot. For two weeks a second volunteer shadows and then co-runs matching; for the next two, the original matcher deliberately steps back to a backup role while the new person leads, with a clear rule that either can pull the plug and revert instantly if needs start dropping.

What they learn is specific. Half the role transfers cleanly — the intake and the tracking spreadsheet are teachable in a day. But a quarter of it is relationships: the matcher knows which volunteers will actually show up, and that judgment doesn't transfer in four weeks. The pilot ends not with an appointment but with findings: the role is shareable in its mechanics but needs a longer overlap to transfer the tacit judgment, and it defines a reversion rule for the next attempt. How it works

  • Isolate one role. Pick a single emergent responsibility that is concentrated on one person and matters enough that its loss would hurt.
  • Design a bounded handoff. Choose the form — shadow, co-run, then swap — and fix a trial length short enough to be low-stakes.
  • Instrument what "working" means. Decide up front the signals that say the role is still being done (matches made, response time), so degradation is visible early.
  • Run with a live revert. Keep an explicit rule that either party can restore the original arrangement immediately if the signals drop — reversibility is the safety net that makes the trial safe to attempt.
  • Report shareability, not a verdict. Output what transferred, what didn't, and what a real handoff would require — evidence for a later decision, not the decision itself.

Tuning parameters

  • Trial length — long enough to expose tacit knowledge, short enough to stay low-stakes. Too short and only the easy mechanics transfer; too long and the "pilot" quietly becomes the arrangement.
  • Overlap depth — pure swap versus extended shadowing. More overlap transfers tacit judgment but costs two people's time and can mask whether the successor could truly stand alone.
