A return path is a chain, and a chain of things you have never pulled on is not a chain you can trust. The Rollback Artifact Dependency and Authority Readiness Test checks each link by using it. It walks the return dependency map — versions, data, logs, keys, permissions, named people and their skills, equipment, spares, suppliers, contracts, reserves, legal authority, communication routes, external cooperation — and asks of each, right now, within the window the contract allows: does this actually work? Its defining move is that it tests capability, not presence. A backup that exists but has never been restored with current credentials, an on-call engineer who is on the roster but unreachable, a supplier who is under contract but out of stock, an authority who is nominally empowered but out of the country — each passes an inventory check and fails a readiness test. The test's whole purpose is to convert "we have a rollback" into "we exercised it end to end and it returned within the window."

Example

A hospital certifies that it can roll back a major upgrade of its electronic health record system, and the certification rests on a folder of backups and a runbook. The readiness test refuses to trust the folder. During a maintenance window it restores last night's backup into a standby environment using the credentials the on-call team actually holds today — and discovers the encryption key rotated two weeks ago, so the newest backup will not decrypt. It pages the named on-call database administrator and measures how long until a human with the right skills is actually at a keyboard: forty minutes, against a required return window of fifteen. It calls the vendor's emergency line to confirm the support contract still entitles them to a rollback-assist engineer, and checks that the standby servers have the capacity to carry live load, not just boot.

None of these are hypothetical after the test. The backup folder was present; the capability to restore was not. The readiness report downgrades the rollback claim from "available" to "not demonstrated" until the key-recovery gap closes and a second administrator is added to on-call — and it does so before the upgrade goes live, not during the incident that would have exposed it.

How it works

  • Walk the map, not the runbook. Every entry in the return dependency map becomes a test item; the runbook's steps are secondary to the resources they assume.
  • Exercise, don't inspect. Restore the backup, use the credential, page the person, call the supplier, invoke the authority — each link is pulled, not merely confirmed to exist on paper.
  • Time it against the window. Mobilization delay counts. A link that works but takes longer than the contract's return window fails, because a return that arrives late is not a return.
  • Report readiness levels, not a checkmark. Each link is rated claimed / prepared / rehearsed, and the weakest link caps the whole path's rating — a chain is only as ready as its least-exercised link.

Tuning parameters

  • Exercise depth per link — from confirming existence, to a full live restore-and-mobilize. Deeper exercise catches real gaps but consumes windows, staff time, and sometimes production risk.
  • Window strictness — how tightly measured mobilization must beat the contracted return time. A tight margin catches decay early; a loose one passes links that will fail under real urgency.
  • Coverage breadth — testing only the critical path versus every dependency including suppliers and legal authority. Broad coverage finds the forgotten human and contractual links; narrow coverage is faster but misses them.
  • Re-test cadence — how often readiness is re-exercised as keys rotate, staff turn over, and contracts lapse. Long gaps let a once-green path decay silently.
  • Independence of the tester — whether the team that built the return path also certifies it. Independent exercise catches assumptions the authors cannot see.

When it helps, and when it misleads

Its strength is that it kills the most common reversibility lie — the untested backup — by measuring whether the return can actually be mobilized, people and authority included, inside the window. It is the operational embodiment of a recovery time objective:[n1] the promise that recovery completes within a stated time is worthless until someone has restored under realistic conditions and clocked it.

Its failure mode is the happy-path exercise: a link tested under calm, staffed, business-hours conditions can still fail at 3 a.m. during the very incident that triggers the rollback. The classic misuse is certifying readiness from a rehearsal where every resource was primed and present — proving the path works exactly when it is least needed. The guarding discipline is to test with the credentials and staffing that would really be on hand, and to re-exercise on a cadence tied to how fast keys, people, and contracts decay. What the readiness test cannot do is model correlated failure — the on-call engineer who is unreachable because of the same outage — and that adversarial degradation belongs to its sibling injection test, not here.

How it implements the components

  • rollback_rehearsal_round_trip_fidelity_and_failure_test — it supplies the readiness half of rehearsal: a mobilize-and-restore run that measures whether the path can be executed within the window, feeding the round-trip test its precondition.

It assumes conditions are normal; it does not degrade them. Injecting stale artifacts, supplier refusal, concurrency, scale, and third-party action to expose correlated failure (reversal_cost_time_completeness_residue_and_burden_profile and rollback_restoration_recovery_compensation_and_containment_plan) is the job of its nearest twin, Partial-Failure, Scale, and External-Effect Reversal Injection.
