Skip-Lot or Reduced-Inspection Rule is a standing rule that earns down inspection: once a source has proven itself over a documented history, the rule stops inspecting every lot and starts skipping some — inspecting, say, one lot in five — reclaiming the inspection cost that a low-risk stream no longer justifies. Its defining logic is that inspection intensity should be earned, keyed to demonstrated quality rather than fixed by policy: a supplier or process with a long clean record has bought the right to lighter checking. Example¶
An assembler receives structural bolts from a supplier it has qualified for two years. Historically, incoming inspection sampled every lot. But the supplier has now delivered fifty consecutive lots with zero defects, and the assembler applies a skip-lot rule: after that qualifying streak, it inspects only one lot in four, letting the other three pass on the supplier's certificate of conformance. The freed inspection hours move to newer, unproven suppliers where the risk actually lives. The rule keeps two guards armed: any inspected lot that fails, or any lapse in the supplier's ongoing performance data, immediately reinstates lot-by-lot inspection until a fresh clean streak re-qualifies them. Because these are structural fasteners — a class where an escape matters — the skip fraction is set conservatively rather than aggressively.
How it works¶
- Require a qualifying history. Reduction is unlocked only after a defined stretch of consecutive conforming lots (or demonstrated process capability). No history, no skip.
- Set a reduced coverage state. Move from inspect-every-lot to a lighter regime — skip-lot (inspect 1 of N) or reduced sample sizes — for the qualified stream.
- Scale the skip to criticality. How much inspection may be shed depends on the defect class: cheap-escape items may skip aggressively; safety-critical ones stay conservative or are excluded from skipping entirely.
- Arm reinstatement triggers. A failure, or a break in the qualifying condition, reverts the stream to full inspection until it re-qualifies — the reduction is always conditional, never permanent.
Tuning parameters¶
- Qualifying threshold — how many clean lots (or what Cpk) unlocks reduction. Higher bars make the earned trust more reliable but delay the savings.
- Skip fraction — how much inspection is shed (1-in-2 vs. 1-in-10). Aggressive skipping saves more but widens the unexamined window if quality slips.
- Reinstatement sensitivity — what snaps full inspection back (one failure vs. a run). Hair-trigger reinstatement is safe but volatile; a lax one lets a degrading source coast.
- Defect-class eligibility — which defect classes may ever be skipped. Excluding safety-critical classes caps the downside of a wrong trust decision.
When it helps, and when it misleads¶
Its strength is that it stops a stable, proven source from consuming inspection it no longer needs, redirecting scarce inspection capacity to where risk actually concentrates — the standard skip-lot discipline of mature quality systems[n1]. It directly counters the archetype's "stable process still heavily inspected long after risk has fallen" symptom.
Its failure mode is misplaced or stale trust. Past performance is not a guarantee: a supplier can change a process, a sub-tier material, or a shift the day after qualifying, and a skip rule that reacts only to inspected lots may not see the change until an escape has already shipped. The classic misuse is letting the qualifying history go stale — continuing to skip on a two-year-old record while recent performance quietly drifts — or skipping defect classes too critical to gamble on. The guarding discipline is to keep reinstatement triggers genuinely armed and the qualifying window rolling and recent, so trust is continuously re-earned rather than granted once.
