Its strength is that it buys genuine speed and freedom for radical work and keeps that work tethered to a return — the two things a plain skunkworks usually can't have at once. Because the path and triggers exist up front, a success has somewhere to go and a failure is stopped at a pre-set line rather than nursed indefinitely.
Its central failure mode is isolated exploration: the separation succeeds so well that the group becomes culturally self-sufficient and operationally irrelevant, and the reintegration path — real on paper — is never walked because the receiving core was never made ready or never actually wanted it. The classic misuse is standing up a skunkworks for its glamour, with no sponsor owning adoption, so it produces admired demos that quietly expire. The other misuse is treating it as a standalone destination rather than a mechanism to cull — letting it run forever as a shadow organization. The discipline that guards against this is to make the reintegration path a first-class deliverable, staffed and sponsored, and to hold the option triggers honestly: a skunkworks with no trigger that can kill it, and no core ready to receive it, is not part of an ambidextrous portfolio — it is an orphan.
