Staged Cohort Launch concentrates the launch inside a bounded cohort — one campus, one city, one company, one profession — small enough that the same effort which would be invisibly thin across a whole market instead produces real local density. Its defining move is fighting the threshold problem with geometry, not more spend: the same number of participants that feels empty spread nationwide feels full inside one dorm or one metro, so the network can actually cross critical mass somewhere before it tries to cross it everywhere.[1] Each proven cohort becomes the template — and the credibility — for the next.

Example

A dating app can't win by launching nationwide: a few thousand users scattered across a country means every user's local pool is empty, and they all leave. So it launches one university campus at a time — echoing how a well-known social network first opened college by college. Within a single campus, a few thousand users is dense: matches are nearby, mutual friends overlap, the app feels alive. The cohort crosses local critical mass, proves the loop works, and only then does the app open the next campus, carrying the playbook and the "it's already big at schools like yours" credibility with it. Tuning parameters

  • Cohort size — small enough to reach density, large enough to matter. Too small ignites easily but proves little; too large re-creates the empty-market problem inside the "bound."
  • Ignition bar — how much local density and retention counts as "crossed" before expanding. A high bar avoids expanding on a false start; a low bar moves faster but risks scaling a cohort that hadn't really ignited.
