A Story, Case, and Counterexample Circle transmits the culture's tacit judgment through narrated real cases — what actually happened, why it counted as good (or bad) practice, and where it would have gone differently. Its defining commitment is the counterexample and the rotating teller: for every instructive success it insists on the case where the same move failed, and it circulates who tells the stories, so no single heroic narrative or charismatic narrator becomes doctrine. It maps the culture's values, exceptions, and boundary cases onto memorable, situated stories that a policy document can't hold. It is retrospective and plural — a chorus of real cases and their counters — which is what separates it from a constructed dilemma exercise or a coached practice session.
Example¶
A group of airline pilots holds a recurring "hangar flying" circle for newer first officers — an informal session where crews tell real stories from the line. A captain recounts a night approach where he broke off and went around because something felt wrong about the sequencing, and the go-around turned out to be exactly right. It's a good story, and a lesser session would stop there, quietly teaching "trust your gut, go around." But the circle's discipline is the counterexample: another pilot immediately offers the case where a crew's gut-driven go-around in marginal fuel created a worse emergency than continuing would have — and a third tells of a needless go-around that cascaded into a rushed, botched second approach.
By rotating the tellers and pairing every success with its counter, the circle transmits the real judgment — not "always go around" but "here is the texture of when the instinct serves you and when it betrays you." The outcome is first officers who carry a rich map of situated cases and their exceptions, inoculated against the seductive single lesson that a lone war story would have burned in.
How it works¶
- Narrate real cases. Practitioners tell what actually happened and why it counted as good or bad judgment, carrying tacit knowledge that resists being written down.
- Insist on the counterexample. Every instructive story is paired with the case where the same move failed, so the lesson becomes a boundary, not a rule.
- Rotate the tellers. Circulating who narrates prevents one charismatic voice or heroic story from becoming the culture's doctrine — a plurality of narrative anchors.
- Map onto values and exceptions. The stories are chosen to populate the culture's contested zones and exceptions, building a lived map of when norms bend.
The distinguishing move is plural, retrospective real cases braced by counterexamples — situated judgment transmitted as a chorus, not a sermon.
Tuning parameters¶
- Counterexample ratio — how many failure/counter cases per success story. More counters resist doctrine and false confidence but can leave newcomers without a clear default; too few and a single narrative calcifies.
- Teller rotation — how widely narration circulates. Broad rotation surfaces plural perspectives and blocks capture; narrow rotation is easier but risks one voice dominating.
- Case authenticity — genuinely real cases versus polished or composite ones. Real cases carry conviction but risk privacy and blame; sanitized ones are safe but lose texture.
- Framing openness — whether stories arrive with a stated moral or are left for the circle to interpret. A stated moral is efficient but can impose doctrine; open framing builds interpretive skill.
- Cadence — episodic versus standing, trading freshness against the effort of sustaining the ritual.
When it helps, and when it misleads¶
Its strength is transmitting the judgment that only lives in stories — the situated feel for when a norm bends and why — while the counterexample discipline directly attacks the way narratives lie: memorable stories overweight the vivid and the victorious.[n1] By rotating tellers it also prevents the culture from collapsing into one hero's gospel.
Its failure mode is survivorship distortion: if the circle collects only the dramatic successes and the tellers who like the spotlight, it teaches a mythology rather than a map — the quiet, common, boring-but-correct judgment vanishes, and a single charismatic narrator's line becomes doctrine. A classic misuse is the war-story session that is really status display, where senior members burnish legends and newcomers learn deference instead of judgment. The guarding discipline is to enforce the counterexample, deliberately solicit the un-dramatic and the failed cases, and rotate narration so the map stays plural rather than heroic.
