A System Outcome Dashboard is a standing display whose top line is not any unit's performance but the whole-system outcome — the customer's, patient's, or citizen's result that no single unit owns — shown against its target, with the ability to drill down from that system number through the cascade of contributing local goals to see which unit's behavior moved it. Its defining move is orientation to the system result, not the unit result: where an ordinary operational dashboard shows each team its own numbers, this artifact keeps the cross-unit outcome in the foreground and makes the local numbers subordinate views reachable underneath it. Example

An online retailer has three teams each watching a green dashboard: the warehouse hits its pick-and-pack throughput, the carrier-management team hits its cost-per-shipment target, and customer support hits its ticket-closure rate. Meanwhile the number that actually matters to the business — the share of orders that arrive by the promised date, undamaged, without the customer having to contact support — has been sliding, and no single team's board shows it, because it belongs to all of them and none of them.

The System Outcome Dashboard is built to show exactly that. Its headline is the delivery-promise outcome, measured end-to-end from the customer's side, against the target the business committed to. How it works

  • Put the system outcome on top. The headline is the whole-system, cross-unit result stated against its target — not a roll-up of unit scores, but the outcome the units jointly exist to produce.
  • Make it drill down through the cascade. Each system number decomposes into the contributing local goals, so a reviewer can trace a red outcome down to the specific unit and behavior that moved it.
  • Surface cross-unit effects. Show the spillovers a per-unit board hides — where one team's green number is another team's or the customer's red one.
  • Stay a mirror, not an actor. The artifact displays and traces; it deliberately holds no authority to change a metric, a reward, or a decision.

What distinguishes it is the system-first orientation with drill-down: the cross-unit outcome leads, and the local numbers are reachable beneath it rather than displayed beside it.

Tuning parameters

  • Headline breadth — how many system outcomes lead the board. Few keep focus on what matters most but can hide a neglected dimension; many capture more of the whole but blunt the top-line signal.
  • Drill-down depth — how many cascade levels a reviewer can trace. Deeper attributes a red outcome to a precise local cause but multiplies maintenance and can bury the system view under detail.
  • Refresh cadence — how often the numbers update. Faster catches drift sooner but invites noise-chasing; slower is steadier but can hide a fast-moving problem.
  • Cross-unit visibility — how prominently spillovers are shown versus buried in drill-down. Prominent makes burden-shifting legible but can feel accusatory; buried keeps the board calm but lets exported harm hide.
  • Actionability coupling — whether a real review or decision is hung on the board. Coupled, it drives behavior; uncoupled, it drifts toward decoration.

When it helps, and when it misleads

Its strength is that it keeps the system outcome in view where per-unit dashboards keep only local ones, and its drill-down turns "the number is red" into "the number is red because of this unit's goal" without a special investigation. It is the shared surface the rest of the alignment machinery reads from when it needs to see the whole.

Its failure mode is that a dashboard changes nothing on its own: an unused board is performance theatre, and the archetype explicitly counts a dashboard with no action rules attached as not goal congruence.
