Helps instructors or managers distinguish when they are explaining, coaching, evaluating, correcting, or certifying performance.
The same act — pointing out that a learner did something wrong — means opposite things depending on the mode it lives in. In coaching it is a gift; in assessment it is evidence. Teaching / Coaching / Assessment Switch is a method that gives an instructor or manager a short catalog of instructional stances and the discipline to declare which one is active, because a learner behaves entirely differently when a mistake is practice data than when it is evidence for a grade. Its defining move is not just declaring the stance but checking its integrity: does the stated mode actually match the real stakes, the feedback style, and whether anything is being recorded? A "coaching conversation" that is quietly building an evaluation file is the failure this method exists to prevent.
Example¶
A flight instructor is training a pilot on crosswind landings. Early in the session she sets the mode explicitly: "This is coaching — nothing here counts toward your check-ride, so go ahead and get it wrong, that's how we find the edges." The pilot, freed from consequence, deliberately over-corrects to feel where the limit is, botches two approaches, and learns fast. Weeks later, on the day of the certification ride, a different framing is stated up front: "From wheels-up, this is the check-ride — I'm evaluating to standard now, and today's landings count." The pilot flies conservatively, exactly as they should when the mode is assessment. What would have been a disaster is if the two blurred — if the "practice" session were secretly scored, the pilot would never have taken the risks that taught them, and if the check-ride felt like coaching, an unsafe habit might get certified. Naming the stance, and honestly matching stakes to the name, is the whole method.
How it works¶
- Hold a small catalog of stances. Explain, coach, evaluate, correct, certify — each with its own norms for candor, risk, and consequence.
- Declare the active stance. State which mode is running before the work, so the learner can calibrate how much to risk and how to read feedback.
- Cue the transitions. Mark the move from coaching into assessment clearly, since the same feedback flips meaning across the line.
- Run the integrity check. Continuously verify that the real stakes match the stated stance — that coaching isn't secretly scored and that assessment isn't softened into optional advice.
The method's distinguishing weight sits on that last step: the mode is only trustworthy if the record status and consequences actually line up with the label.
Tuning parameters¶
- Catalog granularity — lumping "coach" and "correct" together or splitting every stance out. Finer stances fit the work but demand more vocabulary from both sides.
- Declaration timing — stance named up front versus signaled in the moment. Up-front is clearer; in-the-moment adapts but risks a late, disorienting switch.
- Assessment visibility — how loudly the shift into evaluation is flagged. Loud flagging protects the learner but can spike anxiety and depress performance.
- Integrity strictness — how firmly coaching data is walled off from evaluation. Strict separation protects candor; loose separation is convenient but corrodes trust.
When it helps, and when it misleads¶
Its strength is that it protects two things learning needs but that pull against each other: psychological safety during practice, where mistakes are data, and evaluative rigor when it counts, where mistakes are evidence. Keeping formative and summative moments distinct — the difference formative and summative assessment[1] were coined to name — lets learners take the risks that build skill without those risks contaminating the record.
It misleads when the modes blur, especially through hidden assessment. If a learner suspects everything is secretly being evaluated, they stop taking risks and the practice mode dies; conversely, coaching that never becomes real assessment never certifies anyone as competent. The classic misuse is a manager running warm "coaching conversations" that are quietly assembling a performance-review file — evaluation wearing coaching's clothes. The guarding discipline is the integrity check: never collect evaluation evidence under a coaching flag, and align stated mode with actual stakes and record status.
How it implements the components¶
