A Translation Decision Record is a retrospective justification ledger. Once a translation has been chosen, it captures why: the rationale for the adapted action, the alternatives that were on the table and the grounds for rejecting them, the disagreements that stayed unresolved, and the explicit conditions under which the decision must be reopened. It is an audit artifact of a call already made — its purpose is to make that call reconstructable and contestable later, not to predict what the call will cause. The distinctive move is that it treats a translation as a defensible argument that must survive inspection, and so it deliberately preserves the reasoning and the dissent rather than smoothing them into a tidy verdict.
Example¶
After a deadly building collapse, a global news organization has to decide how to run graphic photographs in its regional edition, where the victims' community holds strong expectations about depicting the dead. The Translation Decision Record does not describe the photos or forecast reader reactions; it records the decision. The desk chose to publish with victims' faces blurred. It logs the two rejected alternatives — full publication (rejected as re-traumatizing the community) and full suppression (rejected as sanitizing a matter of public accountability) — with the reason each lost. It records that two senior editors dissented, believing the blur itself distorted the story, and preserves that dissent verbatim rather than papering it over. And it sets the reopening triggers: if a named family objects, or if the investigation reframes the event, the standard is revisited.
Months later, when a reader asks why the edition differed from the global one, the record answers in one place — what was chosen, what was refused, who disagreed, and when the call expires. Nobody has to reconstruct the reasoning from memory or defend it from scratch.
How it works¶
- State the chosen translation and its rationale in prose defensible to an outside reader — what was preserved, what changed, and why the change is legitimate across the norm systems in play.
- List the rejected alternatives with the specific ground each was rejected on, so the choice does not read as inevitable.
- Preserve residual disagreement verbatim — record unresolved objections in the dissenter's terms rather than forcing them into a consensus that did not exist.
- Define explicit reopening triggers — the concrete events (new harm evidence, a party's objection, a legal or purpose change) that require the decision to be revisited.
- Timestamp and assign an owner so later drift from the stated rationale is auditable against a fixed baseline.
Tuning parameters¶
- Documentation rigor — how much evidence and reasoning is captured. More rigor aids future defense but costs time and can deter recording anything.
- Dissent-capture fidelity — whether disagreement is logged verbatim or summarized. Verbatim honors the dissenter; summary is shorter but launders nuance.
- Reopening-trigger specificity — how concrete the reopening conditions are. Specific triggers actually fire; vague ones ("if things change") never do.
- Audience — internal-only versus disclosable to affected parties. Wider disclosure raises accountability but can chill candid rationale.
- Retention — how long the record and its supersessions are kept. Longer retention preserves the audit trail but accumulates stale exceptions.
When it helps, and when it misleads¶
Its strength is that it prevents quiet drift into either false universalism or ad-hoc exception-making: a later reviewer can reconstruct and contest the call instead of inheriting an unexplained one, and logging dissent keeps disagreement from vanishing. The unresolved objections it preserves are a form of moral residue — the ethical weight that remains when a defensible decision still leaves a real value unsatisfied — and naming that residue is more honest than pretending it was resolved.[n1]
Its failure mode is post-hoc rationalization: written after the fact, it is easily run backward — composed to make a decision look inevitable rather than to record it honestly — and dissent is easily softened into a consensus that never happened. The classic misuse is a record that omits the rejected options so the chosen path appears to have had no alternative. The guarding discipline is to record what was not chosen and why, to log dissent in the dissenter's own words, and to make the reopening triggers concrete enough to actually fire.
