Gemba workflow — instantiates Cycle Efficiency and Reversibility Assessment
Follows a repeated process to identify waiting, rework, scrap, handoff loss, and irreversible information or effort loss.
Value-Stream Waste Walk is a walk, not a calculation: an observer physically follows one unit through a repeated operational process, from its start boundary to its return, watching for the places where value is destroyed rather than added. Its defining stance is direct observation at the place the work happens — waiting time between steps, rework loops, scrapped output, effort lost at handoffs, information that has to be reconstructed because it was dropped. It does not model driving forces or compute exergy; it sees loss where a spreadsheet cannot, then ranks the observed wastes by how much they cost and how often they recur so the biggest, most recurrent one is fixed first. It is the operational-cycle counterpart to a physical loss analysis, run with clipboard and stopwatch instead of sensors.
Example¶
A hospital wants to shorten emergency-department stays without adding staff. An analyst runs a waste walk, physically shadowing one patient from arrival to discharge and marking the cycle's boundaries and each step's state. The walk surfaces losses invisible in the throughput dashboard: a patient waits 40 minutes for triage while a nurse is free but the room is not turned over (waiting); labs are re-ordered because the first set's results were never attached to the chart (rework from information loss); a handoff between the ED physician and the admitting team drops the medication history, which the ward then reconstructs by phone (irreversible information loss at a handoff). The walk logs each waste with its duration and frequency, then ranks them: the room-turnover wait recurs every patient and dominates total lost time, while the dramatic lab re-order is rarer than it felt. The output is a ranked hotspot list — turnover first — that points the improvement effort at the recurring, high-magnitude loss rather than the memorable anecdote. It leaves the redesign of turnover to a later step; the walk's job was to find and rank, from the floor.
How it works¶
- Bound the value stream. Mark where the cycle starts and returns and what state each step should leave the unit in, so "loss" is deviation from that intended flow.
- Walk one real unit. Follow an actual case, product, or request end to end at the place the work happens — not a process diagram — and record what actually occurs.
- Log the wastes. Note each instance of waiting, rework, scrap, handoff loss, and dropped information, with its duration and how often it recurs.
- Rank for priority. Order the observed wastes by cost times recurrence so the improvement effort attaches to the biggest recurring loss, not the most visible one.
Tuning parameters¶
- Walk granularity — how finely you record each step. Fine granularity catches micro-waits and small rework but is slow and can bury the big losses in detail; coarse walks find the elephants fast.
- Sample breadth — one representative unit or several across shifts and case types. A single walk is cheap but may catch an atypical run; several reveal which wastes are systemic.

When it helps, and when it misleads¶
Its strength is that it makes operational loss visible from the floor, catching the waiting, rework, and dropped-information losses that aggregate metrics average away, and its cost-times-recurrence ranking keeps effort on the systemic waste rather than the vivid one-off. It ports the archetype's loss-localization logic to cycles where the losses are time, effort, and information rather than heat.
