Workaround Review¶
Ritual — instantiates Informal Structure Mapping
A recurring review that takes the inventory of repeated workarounds and, for each, classifies it and decides a disposition: support, replace, formalize, or retire.
Mapping a shadow process tells you it exists; Workaround Review decides what to do about it. It is a recurring governance ritual — a standing meeting with a rubric — that takes the running inventory of repeated workarounds and walks it entry by entry, classifying each deviation as helpful, risky, necessary, obsolete, or a symptom of a broken formal process, and then committing to a disposition: support it, replace it with a safer path, formalize it into the official process, or retire it. Its defining move is that it closes the loop from insight to action. It is not a discovery method and it produces no new map; its output is a governed decision, with an owner, for each workaround — the step that turns a pile of observations into a repair.
Example¶
A food-processing plant keeps a running list of the unofficial adaptations its line operators use, and reviews it monthly. This month the ritual walks three entries. First, operators routinely override the documented oven-temperature setpoint by a few degrees on humid days — the review finds this is necessary: the SOP was written for a drier climate and the override is what keeps the product in spec, so the disposition is to formalize the humidity adjustment into the procedure. Second, a shift has been skipping a between-batch equipment rinse to save time — classified risky (a cross-contamination hazard), disposition retire the shortcut and fix the root cause, which turns out to be a rinse cycle that takes twice as long as it should. Third, an old manual log everyone still fills out has been superseded by a sensor feed — obsolete, disposition retire.
Each decision gets an owner and a date; nothing is left as "interesting but unaddressed." The ritual's value is precisely that the humidity override — a smart adaptation that had been quietly keeping quality up — gets supported into the official process instead of being either ignored or, worse, stamped out in the same sweep as the dangerous rinse-skip.
How it works¶
What distinguishes the ritual is disciplined, recurring disposition over an existing inventory:
- Take the inventory as input — the ritual reviews workarounds already discovered; it does not go find them.
- Classify each entry against a shared rubric — helpful, risky, necessary, obsolete, or evidence of a broken formal process — before deciding anything.
- Understand why it works before touching it, so a load-bearing adaptation is not removed along with a genuine hazard.
- Commit a disposition with an owner — support, replace, formalize, or retire — and log the decision so the next cycle can check whether it held.
Tuning parameters¶
- Cadence — how often the review runs (monthly, quarterly, post-incident). More frequent cycles catch drift early but tax attention.
- Classification rubric — how many disposition categories and how sharply defined; a richer rubric captures nuance but slows each entry.
- Disposition authority — whether the review can decide and act, or only recommend. Real authority closes the loop; recommendation-only risks diagnosis-without-repair.
- Risk threshold for mandatory action — the severity at which a workaround must be addressed rather than parked. Lower thresholds are safer but flood the queue.
- Owner assignment — whether every disposition gets a named owner and due date, or accumulates as an un-owned backlog.
When it helps, and when it misleads¶
Its strength is that it prevents the archetype's most common failure — diagnosis without repair — by forcing every mapped workaround to a decision with an owner. It is where the whole mapping effort finally pays off in changed process.
Its central hazard runs in two opposite directions. Workaround romanticization treats every deviation as clever resilience and formalizes hazards into permanence; formalization damage does the reverse, making a useful, flexible adaptation rigid and political the moment it becomes official. The guarding discipline sits between them, and it is old: Chesterton's fence[1] — do not remove (or freeze) a practice until you understand why it is there. A workaround is not automatically good or bad; the review's rubric exists precisely to ask its function, safety, equity, and compliance before choosing support, replacement, formalization, or retirement.

It decides but does not discover: it does not build the formal_structure_map baseline or trace actual_practice_trace from scratch — that discovery is Actual-vs-Documented Process Map and the raw catalog comes from Shadow Process Audit — and it maps no social ties, so the informal_network_map is Organizational Network Analysis.
