The Diagnostic Story

Symptom: The right information is visible, but it is still being missed. Alerts fire all day yet nothing feels actionable. Leadership agenda time is consumed by urgent status updates, leaving no room for strategy. Weak signals that matter are drowned out by whatever is loudest or most recent.

Pivot: Stop treating attention as free and unlimited. Classify all competing claims on focus into foreground, interruptive, background monitoring, batchable, delegatable, and suppressible categories, assign concrete attention units to each, and define an interruption policy that separates real escalation from mere immediacy.

Resolution: Critical signals receive timely focused attention, while low-value noise consumes less of the available budget. Sustained work has protected windows and weak signals stay visible in a background lane with escalation thresholds. The system becomes auditable: it is possible to ask where attention went and revise the budget based on evidence.
