The Diagnostic Story

Symptom: The system keeps producing value, but the capacities that make that production possible are being quietly consumed. Key people burn out, norms erode, institutional memory lives in a few individuals, and newcomers arrive but never fully acquire the judgment they need. From the outside, everything looks stable; from the inside, the conditions for the next cycle are already degraded. The system can survive one disruption, but it cannot regenerate itself across many.

Pivot: Identify explicitly which components and capacities must be reproduced — roles, norms, skills, memory, trust — and build feedback-linked renewal loops that regenerate them continuously rather than waiting for visible breakdown. Maintain the boundary criteria that preserve identity without letting renewal become either too closed to adapt or too open to hold together.

Resolution: The system becomes viable across turnover, shocks, and generational change because renewal is built into its operation, not bolted on after a crisis. Living practices, obligations, and memory are transmitted and updated, not silently allowed to decay. Continuity and adaptation reinforce each other instead of trading off.

What this problem means

The structural problem is that the system’s operating identity depends on components that are not automatically renewed. The visible structure may persist while the living basis of the structure decays. A formal organization may still have roles on paper while no one knows how to perform them. A software project may still have users while maintainer capacity collapses. A community may still meet while trust and norms erode. An ecosystem may still produce yield while soil, water, or biodiversity are being depleted.

This creates a continuity paradox. The system needs enough stability to remain itself, but enough renewal and adaptation to avoid becoming brittle, hollow, or extractive. Self-maintenance solves this by making reproduction explicit: what must be regenerated, by what loop, at what rate, through which boundary, and with what feedback.
