Protect disagreement before consensus forms so group harmony does not suppress risk and alternatives.

The Diagnostic Story

Symptom: The meeting looks unanimous, but concerns circulate in side conversations afterward. Questions from people with doubts arrive wrapped in apologies and get dropped quickly. The same high-status voices speak first, set the frame, and dominate longest; minority concerns get labeled as negativity or poor team spirit. The group repeatedly fails in ways that someone in the room already saw coming but did not say aloud.

Pivot: Add a protected dissent layer before consensus forms. Capture independent views before discussion shapes them, provide safe routes for concerns to reach the decision, assign explicit challenge roles where needed, and require that minority concerns be reviewed before the group closes.

Resolution: Risk information that was previously suppressed now reaches the decision. The group still acts, but it acts with better evidence. Dissent is documented so that future review can show whether minority concerns changed or constrained what was decided.
