Hidden Type Screening

Design tests, menus, thresholds, trials, or evidence requirements that reveal hidden attributes before accepting risk or allocating scarce resources.

The Diagnostic Story

Symptom: The relevant quality, risk, or fit of candidates is not visible before commitment, yet commitments are being made. High-risk or low-quality candidates enter, the pool degrades, and review effort is wasted on obviously unsuitable cases while genuinely uncertain ones go under-examined. Decision-makers fall back on credentials, reputation, or presentation style because there is no validated channel for revealing the attribute that actually matters.

Pivot: Define the hidden attribute that must be revealed, design an elicitation or evidence channel calibrated to that attribute, validate that the screen predicts the attribute in the actual candidate population, and route all candidates through explicit rules — while maintaining fairness, privacy, appeal rights, and recalibration safeguards.

Resolution: Selection becomes more reliably tied to the attribute being sought: hidden-risk exposure falls, review capacity is concentrated where uncertainty is real, and adverse selection pressure is managed. The screen remains contestable and its predictive validity is monitored so it does not drift into a barrier that favors form over substance.

What this problem means

The structural problem is asymmetric information before selection. Candidates, applicants, vendors, patients, users, devices, projects, or artifacts differ in important ways, but the decision-maker cannot directly observe those differences in time. If the system accepts everyone, it may admit avoidable risk or mismatch. If it rejects too broadly, it may exclude valuable or deserving candidates.

The tension is that the system needs a decision now, while the relevant truth would normally appear only later. Screening creates a controlled pre-commitment encounter that turns some hidden attribute into evidence.
