The Diagnostic Story

Symptom: The system looks healthy by every visible performance metric right up until something breaks. Average load numbers hide concentrated pressure on specific roles, joints, relationships, or queues. Small warning signs existed — complaints, near misses, delays, rising incident counts — but they were never consolidated into a trend or connected to an action threshold. Recovery only happens after rupture, when the cost is already high.

Pivot: Identify stress sources, accumulation indicators, and weak points where pressure concentrates unevenly; set rupture thresholds with explicit uncertainty; and define the relief, reinforcement, or recovery actions triggered before the threshold is crossed — shifting attention from visible performance to cumulative stored stress.

Resolution: Conditions that could lead to rupture, burnout, fracture, or collapse are recognized early enough for targeted relief or reinforcement. Surprise failure decreases. Near misses and false alarms become calibration data rather than isolated events. Monitoring is connected to action rather than to surveillance.
