Create shared interpretation of ambiguous events so a group can coordinate action under uncertainty.

The Diagnostic Story

Symptom: A situation is ambiguous or surprising, and different actors are seeing different signals and building incompatible interpretations. Meetings keep replaying observations without converging on what those observations imply. The loudest narrative hardens before weaker evidence or dissenting frames are heard, and teams begin acting from inconsistent assumptions — causing coordination drift, contradictory messages, and decisions made while the group is still unsure what pattern it is actually seeing.

Pivot: Gather signals, surface the frames different actors are using, compare interpretations directly before any single account dominates, build a provisional shared narrative that remains labeled as provisional, and define action and learning loops that will update the narrative as evidence changes.

Resolution: Coordination becomes more coherent because the shared account is explicit rather than assumed. False narratives and blind spots are detected earlier. Uncertainty is represented rather than smoothed away, dissenting interpretations stay visible even when action requires a temporary shared account, and changing the story in response to evidence is treated as learning rather than failure.
