Action-Effect Feedback Review¶
Ritual — instantiates Helplessness Reversal
A recurring review that attributes what an action did and did not change, updating the actor's read on what is now within their control.
The Action-Effect Feedback Review is the interpretive ritual that turns a completed action into evidence. An action can happen and still teach nothing if the actor never connects it to what changed — or worse, misattributes the change to luck or to someone else. This review sits down, after the fact, and asks four things in order: what did you do, what changed, what did not change, and what that says about what you can now control. Its defining move is honest, exaggeration-free attribution — crediting the actor for exactly the share of the change their action produced, no more and no less, and explicitly marking what stayed outside their reach. It is a recurring conversation, not a document; its output is an updated belief, not a record.
Example¶
A customer-support team was told to "own" repeat-contact rates but had watched every past initiative get overruled from above, so they had stopped proposing anything. As a first controllable action they rewrote one confusing canned reply. A week later, the Action-Effect Feedback Review convenes for fifteen minutes.
What did you do: reworded the shipping-delay macro. What changed: repeat contacts on that one topic dropped noticeably, and agents stopped getting yelled at for it. What did not change: overall volume held steady, because the top driver is a checkout bug they cannot touch. What it means: "our wording is ours to fix and it moved something real; the checkout bug is not ours and is not our failure." That last line is the whole point — the team leaves crediting themselves for the wording win and correctly attributing the unchanged volume to a lever they do not hold, instead of reading the flat total as proof that nothing they do matters.
How it works¶
- Reconstruct the action first. State plainly what the actor actually did, before discussing results, so the attribution has a concrete anchor.
- Split changed from unchanged. Name what moved and, just as deliberately, what did not — the unchanged column is where false global futility usually hides.
- Attribute without inflating or deflating. Assign the actor the share of the change their action genuinely caused; resist both flattering credit and the reflex to hand it all to luck.
- Restate the control boundary. Close by naming what this attempt shows is now controllable and what remains outside the actor's reach — an updated map, not a pep talk.
Tuning parameters¶
- Review cadence — after every attempt or at set intervals. Frequent review keeps attribution fresh but can over-scrutinize small actions; spaced review sees trends but lets misattributions harden.
- Attribution strictness — how conservatively credit is assigned. Stricter guards against false confidence but can starve a fragile actor of deserved credit; looser encourages but risks manufacturing a win.
- Unchanged-column emphasis — how much airtime the "what didn't change" analysis gets. More protects realism and prevents over-claiming; too much can tip a review into discouragement.
- Facilitation stance — actor self-reviews versus a facilitator leads. Self-review builds ownership; facilitation catches the misattributions the actor cannot yet see.
When it helps, and when it misleads¶
Its strength is that it converts activity into a revised belief about control — the update that actually reverses helplessness — and it protects realism by refusing to let unchanged outcomes read as personal futility. It is the mechanism that keeps a small win honest.
Its failure mode is misattribution in either direction. Left loose, it slides into self-serving bias — the tendency to claim credit for good outcomes and blame circumstance for bad ones — which manufactures confidence on a foundation of noise.[n1] Run punitively, it does the reverse, letting the actor absorb blame for what was never theirs. The classic misuse is a "review" staged only to hand out credit and boost morale, skipping the unchanged column entirely. The guarding discipline is to attribute both directions with the same rigor: name the actor's real contribution and name, out loud, what stayed outside their control.
How it implements the components¶
The review realizes the archetype's interpretation slice — the components that turn a done action into a corrected belief:
agency_feedback— its core act: making the causal link between the action and the change visible, credible, and attributed to the actor without exaggeration.perceived_control_gap— the closing restatement updates the actor's map of what is controllable now, narrowing the distance between old learned futility and the evidence just produced.
It does not produce the action being reviewed — that is Small-Win Loop's controllable_action and small_win. And it holds no lasting artifact; the persistent, cross-attempt record of action-effect evidence is Visible Progress Tracker's visible_progress_record. This review is the live attribution; the tracker is the memory.

For an agentic control loop the same ritual plays a structural role — it is the loop's feedback-and-update link, the step that connects an executed action to its observed effect and feeds the result back to correct the actor's world model and next selection. Here the concern is not learned futility but drift: an agent whose model is never updated acts on stale assumptions and slides into confident error, however motivated it is. By attributing exactly what the action did and did not change, the review keeps the world model calibrated so the next choice stays situation-sensitive. Its exaggeration-free stance also guards the loop against the archetype's feedback-as-punishment failure mode — feedback that updates the model rather than assigning blame.
