Actor-Perspective Analysis¶
Method — instantiates Historical Contextualization
Reconstructs the situation from the standpoint of the actors, using their likely knowledge, incentives, risks, categories, roles, and constraints.
Before you judge what someone did, you can try to stand where they stood. Actor-Perspective Analysis is the disciplined act of reconstructing a single bounded actor's inner vantage — what they could plausibly know, what role and incentives shaped what counted as a sensible move, which risks loomed largest from their seat — and then narrating the decision forward from that vantage rather than backward from the outcome. It is not a grid of external facts and not a pass/fail test; it is a first-person reconstruction that asks, "given what this person knew and was, what did the choice look like at the moment of choosing?" Its defining move is the deliberate suspension of hindsight: the analyst refuses, for the duration of the reconstruction, to let information the actor never had leak into the account of the actor's reasoning.
Example¶
A cadet studying the 1707 Scilly naval disaster reads the modern one-liner — a British fleet under Admiral Sir Cloudesley Shovell steered straight onto the rocks of the Isles of Scilly and thousands drowned — and concludes the navigators were incompetent. Actor-Perspective Analysis reopens the question from the navigator's chart table. What could a navigator know in 1707? Latitude, yes, from the sun; but longitude was an unsolved scientific problem, estimated by dead reckoning from speed and heading. John Harrison's marine chronometer, which finally made longitude measurable, lay half a century in the future. From the navigator's seat, the fleet's best collective estimate placed it safely to the west of the hazard; the method was the state of the art, applied competently, and it was wrong because the underlying instrument did not yet exist.
The reconstruction does not rewrite the outcome — the ships still sank. What it changes is the reasoning attributed to the actors: not negligence but a rational decision defeated by a knowledge gap no seamanship could close. That reframing is what makes the episode teach the right lesson (fund the instrument) instead of the wrong one (blame the crew).
How it works¶
The method runs on one actor at a time, and its steps are what separate it from a generic "add background" pass:
- Fix the seat. Choose exactly whose standpoint is being reconstructed — a named person, a role, a rank — because "the perspective of the era" is too diffuse to reason from.
- Inventory the vantage. Assemble what that actor plausibly knew and did not know, the incentives and risks that pressed on them, and the roles and categories through which they read the situation.
- Narrate forward. Tell the decision story in the order the actor lived it, stopping the account at the moment of choice — before the outcome is known.
- Tag every inference. Mark which parts of the vantage are evidenced and which are inferred, so imagined motives never masquerade as documented ones.
Tuning parameters¶
- Grain of the actor — reconstruct an individual, a role, or a whole class of similar actors. Finer grain is more faithful but demands more evidence; coarser grain generalizes and risks a composite that no one actually was.
- Evidence threshold for "likely knew" — how much documentation is required before an item counts as part of the actor's knowledge. A low bar invents a mind; a high bar leaves the vantage sparse.
- Empathy depth vs. accountability — how far to inhabit the actor's reasoning before the account re-surfaces to judgment. Deeper immersion explains more but can slide toward absolution.
- Single vs. contending actors — reconstruct one seat or several rival seats. Multiple standpoints reveal conflict but multiply the evidence burden.
When it helps, and when it misleads¶
Its strength is that it is the sharpest antidote to the fundamental attribution error[1] — the reflex to explain a stranger's action by their character while explaining our own by our circumstances. By rebuilding the actor's circumstances, it makes "they were foolish" into a testable claim about what they knew and faced.
Its characteristic failure mode is invented empathy: the analyst, unable to find evidence of the actor's reasoning, imagines it — and a sympathetic fiction is harder to detect than a hostile one. The classic misuse is the ventriloquized motive, where a modern narrator supplies the past actor with feelings that flatter the narrator's thesis. The guarding discipline is the inference tag: every attributed thought must point to evidence, and where it cannot, the account says "we do not know" rather than filling the silence.
How it implements the components¶
historical_actor_or_event— the method opens by binding the reconstruction to one named actor or role, the seat everything else is built around.available_knowledge— its core content is what that actor plausibly knew, half-knew, and could not have known at the moment of choice.period_norm— the roles, incentives, and categories that made the actor's move intelligible are reconstructed as the frame through which they read the situation.
It does not implement constraint_context or available_option_set — that's Constraint Map; Actor-Perspective Analysis reconstructs the actor's inner vantage, not the external possibility space, and it stops short of the explanation_endorsement_boundary that Ethical Boundary Memo governs.
