Adaptive Roadmap¶
Sequencing plan — instantiates Scenario Portfolio Planning
Sequences near-term action over time while holding future branches open, switching onto a prepared path only when a monitored trigger fires at a defined decision gate.
The Adaptive Roadmap adds the one dimension the rest of the archetype's machinery leaves implicit: time. A robust portfolio says what to commit to; a scenario set says what futures to reckon with; the roadmap lays those onto a timeline with forks in it — points where the path deliberately branches by scenario, each branch a prepared move held ready but not yet taken, and each fork wired to a monitored signal that decides which way to go. Its defining idea is that commitment and flexibility are not a binary: you commit near-term and keep the far-term branched, and you let evidence, arriving through trigger monitors, rather than the calendar or nerve, throw the switch. The roadmap is what dissolves the false choice between locking in a rigid plan and drifting in permanent optionality — it schedules the decisions to defer and names the signal that will end each deferral.
Example¶
A telecom operator must plan a decade of network investment under two live uncertainties — how fast subscribers adopt fixed-wireless home broadband, and when mid-band spectrum for the next generation actually clears at auction. Committing now to a full fiber build or a full wireless pivot would be a bet; drifting would forfeit the market. The Adaptive Roadmap instead sequences it. Near-term (years 1–2): densify existing mid-band 5G, a move that helps on every branch. Then a fork at year 2, gated on the spectrum auction: if new spectrum clears cheaply, the roadmap switches onto the aggressive wireless branch (a prepared contingent option — vendor contracts pre-negotiated, sites pre-surveyed); if it stays scarce and expensive, it switches onto the fiber-deepening branch. A trigger monitor watches two signposts — auction clearing price and quarterly fixed-wireless net adds — with named thresholds and a named owner, so when the signal crosses, the fork resolves at the scheduled gate instead of in an argument. The roadmap thereby keeps the operator moving now while genuinely preserving the branch it will need later.
How it works¶
- Lay the timeline and place the forks. Sequence near-term actions first, then mark the points in time where the path must branch by scenario — deliberately deciding what to decide later.
- Prepare a contingent option at each branch. Each fork points to a specific move readied in advance (contracts drafted, capacity reserved) so that when the branch is taken it can be executed, not improvised.
- Wire a trigger monitor to every fork. Attach the observable signal, the threshold, and the owner that will resolve each branch, so the switch is driven by evidence at a defined gate rather than by whoever argues loudest.
- Re-plan from the fork actually taken. Once a branch resolves, the roadmap extends forward from there with its next forks, keeping the tree shallow enough to manage.
Tuning parameters¶
- Commitment horizon — how far the roadmap pre-commits before the first fork. A longer runway gains momentum but forecloses branches sooner; a shorter one stays flexible but can stall on perpetual optionality.
- Branch count — how many forks and sub-branches the tree carries. More branches cover more futures but grow into an unmanageable, unmaintained thicket.
- Trigger sensitivity and lead time — how early and how twitchily a signal flips a branch. Sensitive triggers switch in time to act but chase noise; sluggish ones are stable but may fire too late to prepare.
- Pre-commitment depth per branch — how much a contingent move is readied in advance. Deep preparation makes the switch fast but sinks cost into paths not taken.
- Gate cadence — how often forks are formally reviewed. Frequent gates keep the roadmap live but add governance load.
When it helps, and when it misleads¶
Its strength is that it makes staged commitment operational: it keeps an organization acting in the present while genuinely preserving the ability to change course, and, because later commitment is conditional on evidence, the flexibility it holds carries real option value rather than being mere hesitation.[1]
Its failure modes cluster at the two extremes it is meant to bridge. It can decay into perpetual deferral, where every hard commitment is pushed to "the next fork" and the roadmap becomes a permission slip to never decide. It can suffer unowned triggers — signposts named on the diagram but monitored by no one, so the switch that was supposed to be automatic never happens and the branch resolves by drift. And it can over-branch into a tree too bushy to maintain, where most branches quietly rot. The discipline that keeps it honest is to force at least one real near-term commitment, to give every trigger an owner, a threshold, and a review gate, and to prune branches ruthlessly so the ones that remain are actually kept ready.
How it implements the components¶
The Adaptive Roadmap fills the archetype's time-and-branch side — sequencing action and wiring the switches between paths:
contingent_option— each branch of the roadmap is a prepared move held for a particular future, activated only if that future's signal arrives; the roadmap is the structure that positions these options in time.trigger_monitor— every fork is bound to a monitored signal with a threshold and an owner, the mechanism that decides which branch is taken as evidence arrives.
It does not select and record the no-regret core that anchors the near term (robust_option) or set the standing review rhythm for the whole package (scenario_review_cadence) — that is the Robust Strategy Portfolio, its nearest twin (a static catalog of robust choices, versus this time-sequenced branching plan switched by triggers); and it does not construct the futures the branches correspond to (scenario_set) — that is the Scenario Matrix.

Notes¶
The roadmap and the Contingency Option Register both hold prepared moves keyed to a signal, and it is worth keeping them apart: the register (a sibling that belongs to Wild-Card Contingency Mapping) is a ledger of disruption-response moves, each with its own activation and retirement rule, answering "what do we pull when a shock hits?" The Adaptive Roadmap is a forward-sequenced strategic plan whose branches are scenario paths resolved at scheduled gates — it organizes moves along a timeline rather than cataloging them for lookup. A roadmap's branch may well be stored in such a register; the roadmap is what puts it in sequence.
