Adjacent-Audience Pre-Mortem is a structured foresight exercise that assumes the signal has already gone out and something went badly wrong with a neighbouring audience — then works backward to name how. Its defining move is that it is prospective and imaginative: it manufactures the failure in advance so the team can see the misreadings, the reactions, and the reputational lines that a forward-looking plan glosses over. It produces two things the rest of the apparatus needs but nothing else generates — an explicit harm and legitimacy boundary (the lines the signal must not appear to cross) and a reaction surface (the enumerated set of overflow responses). It only imagines and enumerates; sizing that surface and enforcing that boundary belong to other mechanisms.

Example

A technology company is about to announce it is sunsetting a popular free tier of its developer API. The intended audience is enterprise customers, who are being nudged toward paid plans. In the pre-mortem the team stipulates it is a week after the announcement and it has blown up, then each participant voices a different adjacent audience's worst reading: hobbyist developers hear "free tier dying" as "this company is abandoning small developers"; a competitor amplifies that framing; an open-source maintainer publicly rage-quits the platform; and trust erodes with the very enterprise customers the change was meant to keep.

Working backward from those imagined reactions, the group harvests two products. A harm and legitimacy boundary: the announcement must not read as punishing indie developers or as a bait-and-switch on prior promises. And a reaction surface: the concrete set of likely responses — support-forum pile-ons, social amplification, coordinated public criticism — that the response teams will have to absorb. Neither existed before the exercise; both now drive the release plan.

How it works

  • Assume it already failed. The framing is past-tense catastrophe, not risk brainstorming — "it went wrong; explain how" surfaces the concrete misread that "what could go wrong?" leaves abstract.
  • Voice one adjacent audience each. Participants speak as a specific neighbouring audience reading the signal through its own history and incentives, so divergent readings surface instead of a consensus one.
  • Harvest into two products, not a discussion. Sort the imagined failures into the harm/legitimacy lines the signal must not appear to cross, and the enumerated reaction surface it will provoke.
  • Prize divergence over agreement. The value is the reading no one else had; do not let the group converge on a single "most likely" story.

Tuning parameters

  • Pessimism dial — how catastrophic a failure to stipulate. Darker scenarios surface more, but push too far and the exercise generates lurid, unlikely harms and misses the boring likely one.
  • Audience coverage — how many adjacent perspectives to voice. More coverage catches the outlier audience; too many dilutes attention on the dangerous few.
  • Facilitation independence — whether a neutral facilitator runs it. Independence blunts the pull to protect the decision already made.
  • Timebox — a fast pre-send gut-check or a deep session. Match to how irreversible and how widely-seen the signal is.

When it helps, and when it misleads

Its strength is that it is cheap and catches the non-obvious misreadings a metrics-driven process never sees — the reading that depends on one audience's specific grievance. It is the standard premortem technique[n1] pointed at audience topology instead of project risk, and it turns "who could possibly object?" into a named list before anything is sent.

Its failure mode is that imagination is not measurement: a pre-mortem can over-index on a vivid, unlikely harm while missing the mundane, likely one, and it can breed false confidence that "we thought of everything." Its classic misuse is being run to rubber-stamp a decision already made — theatre that launders a choice.
