Template — instantiates Cognitive Representation Externalization

A structured template that elicits parts of a model through labeled fields.

A Canvas Template is a pre-drawn sheet of labeled blank fields — actors, goals, assumptions, risks, evidence, constraints — whose only job is to pull an unformed model out of someone's head one prompt at a time. Its defining move is that the structure comes before the content: the template already knows the questions, and the person fills in the answers. That inversion is what makes it an elicitation tool rather than a record. A blank page invites you to write what you already know; a canvas confronts you with a labeled box you cannot fill and thereby surfaces the part of your model that was never actually there. The canvas does not tell you how its fields relate to each other, and it does not judge whether the answers are right — it simply guarantees that every field the task cares about gets asked about out loud.

Example

A product team is about to commit three months to building an in-app messaging feature, confident they all understand "why users want it." Before writing tickets, a facilitator puts a discovery canvas on the wall — modeled on the way a Business Model Canvas prompts for named blocks[1] — with fields for target user, job to be done, current workaround, riskiest assumption, and what would prove us wrong. Working the boxes left to right, three of the five fill in "target user" instantly and identically. Then they hit current workaround and stall: two engineers picture power users wiring up a third-party integration, while the designer pictures newcomers who just email support. The empty-then-contested box is the payoff — it reveals that "the user" was a shared word hiding two different mental models. The finished canvas is not a spec; it is the elicited raw material, with the riskiest-assumption box now holding the one sentence the team agrees to go test before building anything.

How it works

The canvas works by prompting, not by drawing:

  • Fix the fields to the task. The set of boxes is chosen for what this particular decision must expose — a strategy canvas asks different questions than an incident-analysis canvas. Choosing the fields is choosing what will be made visible.
  • Fill each field aloud, in order. The discipline is to attempt every box, including the ones nobody has an answer for; a blank field is a finding, not a failure.
  • Let the empty and the contested boxes lead. The value is concentrated where the template asks something the holder cannot yet answer or answers differently from a colleague.
  • Hand off the filled sheet. What the canvas produces is elicited fragments — it stops there and passes them to whatever mechanism will encode, review, or revise them.

What distinguishes it from a freeform sketch is that the prompts are supplied in advance, so the model's gaps are exposed by the template rather than by the author's imagination.

Tuning parameters

  • Field set — which boxes exist, and how many. More fields elicit a fuller model but raise the effort and the share of boxes filled with filler; fewer keep it fast but risk never asking the decisive question.
  • Prompt specificity — broad labels ("Context") versus pointed ones ("What must be true for this to work?"). Sharp prompts surface more but bias the answer toward the template author's assumptions.
  • Fill mode — solo (captures one head cleanly) versus group-filled (surfaces disagreement but slows to negotiation speed).
  • Reuse vs. bespoke — a standard canvas reused across cases makes them comparable; a one-off canvas fits the situation better but can't be benchmarked.

When it helps, and when it misleads

Its strength is turning "we all understand this" into a set of concrete, filled-or-blank fields fast — it is one of the cheapest ways to make a hidden model's omissions visible, because an unanswerable box is impossible to talk past. It shines at the front of planning, discovery, or diagnosis, before anyone has committed to a structure.

Its failure mode is field-shaped thinking: a canvas can only elicit what its boxes ask for, so it silently amputates any part of the real model the template author didn't anticipate, and a tidy full canvas can feel complete when it is merely filled. Its classic misuse is treating the populated sheet as the finished model — shipping the canvas instead of testing what it surfaced. The guarding discipline is to hold the canvas as an input to review, keep one field explicitly for "what this template didn't ask," and never mistake every box being non-empty for the model being right.

How it implements the components

  • implicit_model — the labeled fields are elicitation prompts; filling them pulls fragments of the holder's tacit model into the open, and the boxes that resist filling mark where the model was thin.
  • cognitive_task_context — the choice of which fields the canvas contains is dictated by the task it serves, so the template keeps the externalization oriented to why it is being done.
  • external_representation — the completed canvas is the visible artifact that now holds the elicited fragments outside anyone's head.

It surfaces model fragments but does not encode the relations among them (relation_encoding) — that is its template twin Comparison Table, which arranges already-named alternatives into a contrast grid — and it does not run the inspection that tests those fragments (shared_review, mismatch_capture), which belongs to Model Walkthrough Review.
